    Hey Garry, I've been in the startup world since I left Apple in 2013 and I have to say, this is one of those rare times I've said to myself: "here's someone the community truly needs to listen to, time and time again." I've only ever had this reaction to PG & Siebel over the years. To be sure, many others have been influential, but very few are as succinct and eloquent with their advice as you are.     Great perspective!
    First-time founders who are also friends will have initial problems differentiating between their friendship and business relationship. This will also make picking one CEO much harder.
    Having an open and sometimes uncomfortable discussion around who will fill the CEO role (and why) should be something founders do very early on.

    I always envisioned myself wanting to be a ceo, but after my first startup experience I’m not so sure. There’s a million problems they get tasked with that I just don’t care about. Domain leader life for me, I want to stay closer to the product

      @@GarryTan Generally speaking the demand side. People generally are lot more open to making money than to spending money. For marketplaces where the seller makes no money, like Uber, sell a dream.

      One of the sides will be the key asset that will drive growth/adoption of the other side.
      For Uber's case, oversupply is their core driver of growth. Having an oversupply will enable them to drive waiting time for consumer down to the lowest possible, which is one of the values that consumers are paying for.
      This is not awfully obvious at a glance, and it really requires a deep understanding of market dynamics to make meaningful assumptions.

    Felt like you were speaking right into my soul there Garry. About once a quarter I ask myself this same question "why do you want to be CEO?". If I'm honest, it's because I like steering the ship. Even if it means that right now, I'm watching this vid, while eating dinner, and taking a break from reconciling our accounting and will likely commit some late night bug fixes. It's not all glamourous but I think you nailed it when you said it's about "agency".

    Hi Garry! As a startup owner, I find your channel one of the best (if not THE best) out there. The videos are short, on the point and relevant. I am currently thinking about getting VC investment. I would need about 100-300k USD for the following 12 months to scale my business. As you can see, that range is huge, and it would only cover the expenses of a year. Can you do a video about how much money you should ask for and for how long? Is this a negotiation process like in an Egyptian market, or you either get what you ask or don't? Do the financial plans in Excel and the ratios (like burn rate) matter, or not, and the founders should only focus on increasing the value? Do VCs care about profitability or only growth potential? I would have a lot more questions, but these are the ones that I feel the most important. Hope to hear from you either as an answer, or in a video. Anyway, keep up the good work with your channel Best wishes,

    when i have conversations with potential users, stakeholders, advisors, friends about my startup, they ask me what my "secret sauce" is, and personally, I don't believe in the need of a secret sauce for as long as problem-solvers remain problem and user focused with market as context. Would love to know your views on this general advice or question raised by people.

    Salesforce was one of the latest large cap companies that tried the ol' co-CEO idea. It just complicates things. Within our org, we have two co-leaders -- it has worked great for the past few years but now we're transitioning out of it as the business has different needs now.

    True! Im presently a senior in uni and Ive spent 3 years out of four as a student organization’s president for two different orgs. Most presidents only get there in their fourth and final year. Less than 1% of the student body can be a president. In my third and fourth year I ran the same org and I think I had polar opposite styles. In the first year as President of my second org, I was extremely hands on and I think I ended up micromanaging. In my second year, I became hands off and let my Vice Presidents work their magic. In the first year, I was ‘the way’ and in the second year I got out of the way. I dont know if I should be happy or sad that its like this now. On one hand, I’m freer to steer the org towards its vision but on the other hand I feel less in control. I suspect I may have a control issue but I keep it at bay because our members are getting so much more from the organization. I had to learn that no man is an island and that I have to rely on others. Glad to finally have gotten it right on my third try. Its hard to tell if you are the most frustrated when shit hits the fan when you’re surrounded by compentent people meaning that shit rarely hits the fan and when it does, its often handled before they tell you about it.

    I'm glad I saw this - I'm not at this key decision point in my startup - I'm simply spending time with a potential co-founder. But I feel good knowing my instincts seemed to be point - I don't care about the limelight or being in charge, I love the design and building process - but as Garry says, you need to be able to "steer the ship."
    I definitely appreciate Garry is willing to share his "tough lessons" of the past. Thank you!

    You have to choose your role and do what you need to do.
    Being CEO is very different from other roles and it isn’t for everyone.
    Take on the role that will best help the business and if that means being the CEO to steer the ship, so be it, even if “you don’t want it.”
    If you should be the CEO, be the CEO.

    Hi Garry, I really hope you see this comment and respond.
    I have an idea which I will like to develop but the issue is I know nothing about programming, I’m thinking of giving it to a developer to create. I’d like to know your thoughts on this, do you think giving it to a developer affects the products and me not knowing a thing about programming and not in the science related field will affect taking my product to greater heights?

      You need cofounders to make something that matters. A ten year overnight success can't really happen with part timers or contractors. Granted working with a contractor to make the idea is better than doing nothing, and people have made it work, it's just quite rare and not something I recommend.
      Better to learn to code. Life is short but not that short. You are likely to get decades of value out of being able to code, if not only because you can hire and work with better engineers.

    Another great video! Thanks Garry. I wished this video was around for my x-cofounder to see when he argued to have equal decision making at every level. It hindered the company until it eventually suffocated and died. It was a great lesson for me.

    As a CEO I can tell you for sure I have 2 jobs. Vision of the company and paying the bills! I ran many companies before and for the last 9 months I have been building a Tech startup. I already have my CTO, CIO, and I’m looking for a COO and CFO next. The best book 📖 on business I have ever read is The Emyth by Michael Gerber. It made me understand that building a SYSTEM that your people can operate UNDER is better than building a business that people just operate in. Watch the movie Founder about McDonalds. The McDonalds Brothers were great inventors and technicians they built the Speedy System that operated the McDonalds company however Ray Crock was the better CEO, he franchised and expanded the business. Had they just picked him to run the business the out come would have been a lot better for them. Instead of just turning over the reins to him they just sold him the franchise rights thinking it was not going to work and it was a quick way for them to make money. Had they just given him the CEO job and some equity it would have been a better outcome for them. They wanted to hold on to power and it don’t work. When Ray Crock found a person better with the numbers than him he made that person CFO. When he found a person better with the operation he immediately made them COO. He understood the value of placing the right butts in the right chairs.

    2 CEOs is ONLY a better option if the one CEO isn't that great and really needs help... Otherwise, let one of them be CEO and carry out the vision. A chaotic CEO will literally ruin a business environment, so remove them or give them an equal that can offset things. You don't always have the option of just removing them.

    Gotta say this seems like the worst advice I've seen in a video of Garry's. In our company, we chose the CEO based on whose skills, personality, and interests most closely aligned with what we needed. The core idea of this video seems to be "do you have a huge ego? Lean into that, make yourself CEO and figure out all the other stuff later."

    Can you give an example of a decision that you weren’t able to make as a result of not being the CEO?
    Also, how would you go about telling your partner at the time without potentially cannibalizing the company?
    I’m not too familiar with the day to day of all the roles, but would a split that made you the chairman of the board and your partner the CEO give you more decision making power?

    I want to apply for Theil fellowship, and i don't know much apart from what's mentioned on their website and that's not a lot to go with..can you please tell me about it.. Like do's and don't..

    This is a really good message. I always believe I should be a CEO because I always feel there is a better way of doing things. Just haven’t taken the leap yet to become one.

    I had to have this conversation with myself as well. I did not want the title but if I did not take it. I knew the values and vision for my company would not come true. We might still be successful but lack the hole reason other than money why I wanted to start a company in the first place.

    Interesting that needing agency was a criteria. However, isn’t it the case that everyone who wants to be a founder does so because they want agency? Therefore if you have more than one cofounder there is collision?

      No way, it's just getting started. Most businesses in the world use very little real software.

    Dude, I think if you have to ask every question with your co-CEO, then it not good. I was co-CEO of a mining operations, there was a need as one of us has to be in HQ and one of us at the mine, all critical decisions have to be debated with managers (face to face or via email) in order to have consensus with all, and minuted. But for my own startup remote loan syndication system, I am the boss. Keep up your videos.

    Loved the video. It's also worth noting that being CEO of a startup, lifestyle business, major corporation are vastly different.. not that one is better than the other, but definitely a different dynamic.
    It would be great to hear about your experiences or advice on startups going through a pivot or are entering their.... terminal stages.... and what advice you have to navigate these waters?
