The video concept is based on a health scare that the guy in the hospital bed (Earl) had recently gone through at the time. If you watch the beginning again and read the text as each member comes up, you’ll see that they are each representing a different god of the dead or underworld and Earl is basically having to fight them off from claiming him. There are more nuances, but that’s the basic story. They also very cleverly arranged the songs so that the lyrics actually tell the story of the video.
And when he notices the necklace around his neck that his beloved put there he decided to fight back against death. The guy there with him is Nick, Earl's RL husband.
I think the health scare that Earl had was appendicitis, Layne and Eli incorporated that into the storyline of their arrangement. Voiceplay is amazing with medleys. Now, did we forget to mention that Geoff started doing solo work during the pandemic? Voiceplay couldn't tour, upped their video production value (which was already quite high) and Geoff used his extra time to go solo. Just as Voiceplay does almost everything himself, so does Geoff. Usually it's just him and his wife Kathy on a shoot. Try his cover of 16 Tons. It was my introduction to him and then to Voiceplay!
The whole thing represents Earl's near-death experience. The other guys were afterlife figures arguing over his fate: Geoff as the Baron, a dark angel and gatekeeper of the underworld, and the other three as Osiris, Yama Nirvana and Guardian trying to pull him in a different direction. Clearly there's some bad blood there and it's left to the viewer to decide who (if any of them) are the 'good guys' or on Earl's 'side', but in the end he tells them all to go fly a kite and decides he's going to live.
Each one were gatekeepers to death. Earl is in hospital between life and death and each deity is fighting for his soul...Geoff is the baron of underworld and he can give life or death....Earl fights back from death with the show much go on....in the beginning each character is introduced ...watch closely. It will make slot of sense then.

Mykal is one of their founding members when they were in high school by the name "4thelove" (mid 90s) with Geoff, Layne and Earl. 1997 they changed to "4:2:Five" when they got a 5th member. 2010 they changed it to Voiceplay. Also. Geoff just posted in a short on RUclips that his new video will be released soon (date unknown). He's bringing back his dwarves. Patreon hasn't seen the video yet. He just uses his famous word Soon.
I think you missed the introductory information when the characters were shown at the beginning. Earl survived and denied death (and the afterlife gods). The Baron was known to make decisions about whether someone lived or died. So, he was the last one to 'poof'. And Earl's coin necklace was missing when he got back. It paid for his passage back.
The face paintings are depictions of Queen's member's astrological signs. Freddie Mercury created Queen's logo years ago by incorporating together all their respective signs. VoicePlay members are paying homage to this by each wearing one of them.

The other three are greedily awaiting Earl to pass away so that they can whisk him off to their various underworlds. So I see it as a battle for his soul between undecided Geoff on one side and the other three. And that plays out with the way the stage is set, and especially during the mashup of We are the Champions and Another one Bites the Dust. (So darn clever). Eli comes over and gets in Geoff’s face for a minute who just sends him back to the other side. And then Earl recovers, vanquishes the spirits (Geoff last). If you rewatch that with this in mind the story is so much more meaningful. Another viewer pointed out that Baron requires payments for his services. In addition to being able to heal someone, he is also the one that decides whether or not someone dies. In the very beginning Nick, Earl’s real life husband, places a gold medallion around his neck. At the end when Earl recovers, the medallion is gone as payment to the Baron for allowing him to live.

In the end Earl decides to returns to his mortal life and banishes the gods back to where they came from. He awakes in the hospital to his loving husband and the gold coin has vanished. Payment to Geoff/Baron because nothing is free. Yes, they have a lot more theatrical productions, and even the ones where they sit there often feel like they're telling a story. @@TrineDaelyLayne's character has always been a little tricky to pin down since he's just Guardian. And since the others are based on actual death gods from various cultures it's believed he's either from Greek Mythology Cerberus a three headed Dog who gaurds the underworld or From Nordic Mythology Heimdall who gaurds the Bifröst Bridge, or a combination of the two. I think its more the combination of the two based on his outfit and the whole fact of not wanting to be called a three headed dog. Hope this answered your questions.

Also Geoff makes shorts sometimes where he shows small parts of songs he released solo in studio/just on piano, it's so interesting to hear his voice pure without the post.

J None plays Anubis the Egyptian god that has the scales. On one side of the balance is a feather and on the other the heart. If he's been good, his heart will be lighter than the feather and he can go on to the afterlife. Yama Nirvana is performed by Eli and is the Hindu judge of the mortal dead who weighs the good or evil of the man and passes retribution or Karma. Layne is the Guardian or Sentinel of the underworld. Geoff is the Baron (Haitian Voodoo) who has the power to send the person back to the living. Each fellow is marked with the astrological sign of one of the members of Queen. VoicePlay was on tour just before Covid. Earl had a burst appendix that was life threatening. They used that scenario in doing Queen in 5 Minutes.

Layne and Eli pulled bits from Queen’s catalog of music specifically to tell a story. This was just after Earl had a health scare while they were on tour. Aside from Eli mentioning Freddy Mercury’s interest in mythology, the rest of this comment is based on the video and my own research as an amateur student of mythology: Anubis (Egyptian) (J None), Cerberus (Greek) (Layne) and Yama Nirvana (East Asian and Buddhist) (Eli) are all guardians that convey souls to the underworld. There is visible tension in the video between them and Geoff’s character, Baron Samedi (Haitian Voudou). Baron is the master of the dead AND the giver of life. A person will not die if Baron refuses to dig their grave. So while the others want to get on with it, it’s the Baron’s decision. It’s only right that he is the last one to face Earl before Earl’s return to his life.
Re: runs - have you listened to their cover of Tennessee Whiskey? And if you haven’t found it already, check out Geoff’s solo stuff. He does four and five part harmony with himself doing all the parts.

So the story has nothing to do with Queen. Earl is in a hospital bed in a coma. His son is there, worried, and puts the necklace on him as a last gesture of hope. His delusional dreams make up the premise of the bulk of the song. The other members are playing demons of the underworld in his dream, Geoff playing the most powerful. It's at the point where Earl discovers the necklace that his son gave him that he draws from it the strength to go on, to live. He defeats his demons and returns to the waking life, free from his coma. Voiceplay is, after all, the Theater Kids of a capella! BTW, did anyone ever tell you that you look like Karl Urban? Uncanny!
