Had Vic and Lance switched roles, Vic would definitely try to help Tommy avenge the death of his brother and would either part ways with Tommy since he doesn't want to be in the crime life (especially since he dislikes drugs) or continue working with Tommy by applying himself with his own empire buildings. If Vic does stick with Tommy at the end, he wouldn't betray Tommy since Tommy wouldn't have to shout at Vic considering the latter isn't a lazy, incompetent narcissist like his brother. After helping Tommy finish Sonny and his guys, Vic would take his cut of the profits and he and Tommy bide each other farewell as Vic leaves crime life for good.
If Vic survived, instead Lance, i think he would be only important to take over Diaz, after that Vic could say that his job is done. He has money, avanged Lance and Tommy is free to build his own empire.
Though, Vic would help tommy if he asks for it or better yet, there could be a way for sonny to cross paths with vic somehow and that'll get him back with tommy again.
A few things may differ. One, Tommy would start out working for Vic and then rising up and proving that he’s a skilled gunman and visionary, and would eventually be at the same level as well as become friends with Vic, as for the second difference, I think Lance would still betray Tommy, but Vic would straighten him out and prevent Tommy from killing him. He’d probably fire Lance from the business and send him to the airport to fly away from Vice City and Tommy along with Vic would reign Vice City together.
Tommy and Vic being your favourite protagonists is kinda funny considering how different they are and their motivations. But whatever you’re entitled to your own opinions. Anyway I think if Vic survived he would’ve stayed with Lance because he wants to look out for him and retrieve the stolen money. After working closely with Cortez, he would figure out Diaz’ guilt because he’s aware of the deal between Gonzales and Diaz. I think if Vic was alive he would’ve helped Tommy take over but would do so primarily for money rather than power because he hated drugs and like it or not, Tommy is one of the people Vic would actually hate and hate to associate with, considering how his worst enemies were drug lords and drug smugglers and a drug baron betrayed him. I agree that Lance would never betray Vic too. Also, what you said about Vic not going behind peoples back is not necessarily the case because he worked for rival criminals and kept secrets just to get a paycheck to provide for his family so he is kind of sneaky but not treacherous. But to be honest and I’m biased for saying this because of how much I love VCS but if Vic survived and was VC’s deuteragonist you could say, I would love Vice City’s plot infinitely more, similar to how Mafia III fans love the Vito takes over ending.

I don't know how much that guy from R* who said Vic died knows about the story. I mean everything in the story suggests it was Pete and after seeing the answers I got on GTA Online bug reports from those people I realized that they are completely clueless about their games.
The question is who gave us confirmation of Vic's death was it one of the writers or directors or was it a random q&a rep that just gave by the way answers to shut fans up
By the way that answer is written it is clearly a clueless q&a rep who just wanted to just get to the next question as fast as possible. It looks like a "whatever you say" type of answer. I'm quite sure that if the question would have been if it was Pete the answer would have been that it was Pete. That's a hella Great Plot My Friend
that would've been better
This is great plot considering how much Vic went though especially in VCS after got screwed over by Martinez and Mendez Brothers
And in the end Tommy’s Gang would become the strongest in Vice City and Vic is probably enjoying a vacation in Hawaii

Why would Tommy work for Vic when he wanted to start his own empire and take over vice City for himself? That's the sole reason why he betrayed Sonny
I have wanted to see GTA What ifs videos for so long thank you
