I’ve been having this issue when spading, but yesterday I started have this issue every time I pulled my bit out to change it as well. So I decided to give it a try. The only thing I did differently than this video shows, is I took the spring and stretched it just a little bit to give it more upward force on the ball bearing. And I’ve been testing my impact in various ways, and it hasn’t come out once. I will comment as soon as it does, if it does. Let me know if this works for you!
I really love everything you guys do. I've been watching your videos for years and been following your videos on the collet problem since the beginning. I own the same impact driver and luckily haven't had that issue yet, thankfully. But I mostly use it for soffet and gutters. Its still the best impact out there in MY opinion. Can't deny that power! Keep up the great work you do making milwaukee pay attention to what's going on. I appreciate it more than you know and I'm sure most people feel the same.
I'm glad I saw your videos before I spent my money on their product. I think I'll wait until Milwaukee fixes the issue before buying. Thanks for the videos.
Very nice video 👌. Seems like a very simple fix that how many engineers at Milwaukee have done notta about... The very cool gang is the best gang in town 😎. And very nice use of them Klein mini screwdrivers. Klein is the go to for electricians tools. Keep up the good work!!!
Nothing wrong with team teal. I'm well over a grand invested in team yellows batteries alone thou. When i upgraded to 20 volt a few years ago I almost switched from yellow to red. Glad I stuck with team yellow cause imo team reds corporates have been milking the company for a few years.

Nice video👍 I had same issue. and fixed it! It was not easy to take the first ring out and put it back. I followed how he’s hand is holding the ring! Thank you!
I was hopeful with the increased retention that this was going to do the trick. Kudos to the idea and attempt to share the fix which is more than the manufacturer has done to this point. I’ve watched but declined to comment before since my initial view hasn’t changed. I’d still like to see if a double bearing collet would be better and maybe the retention indents of different brands sync up to a more uniform tolerance across all. I have nothing against the daredevils but their indents seem to have a much larger indent throw which then allows the ball bearing to simply ramp up and out of the indent upon pulling the bit out. Couple that with the force in pulling the bit out also coincides with the fact that the collet may also be getting forced into its natural release position, if that makes sense. Heck, maybe Milwaukee might just want to reverse the collet so pulling it towards the motor housing releases the bit , lol. Soap box put away, appreciate what you do! Stay safe all!
Took my gen 3 Milwaukee combo back to Home Depot today when Milwaukee makes these fixes I will repurchase. This is just absolutely terrible for such an awesome power tool!
Am on the market for some new tools. Was strongly considering Milawaukee but leaning more towards Makita now. Would like the Hilti but way too pricey. Thanks for the video. Was really amped up for this to work after watching your previous attempt to rectify the issue.
I didn't really know this was a thing until I found out, the hard way... Ended up busting a bit because it came out enough that it broke off... I did see yours do it during one of your head to head battles against a competitor, and they had no troubles doing the exact thing you were, but I thought it was a fluke and there was debris trapped in there.
I have Milwaukee and Dewalt drivers, I hate using the Milwaukee because of these problems. My bits get stuck in there as well all the time. Even though my Dewalt is slow it has always worked without any problems
I found the problem with the collet in Milwaukee impact driver gen 3. My old Mastercraft Impact driver has to be pushed in to insert the bit. On Milwaukee, it has to be "pulled" to release so it is the opposite. So when trying to remove the drill bit with Milwaukee, you pull the tool up and that is exactly what this Milwaukee tool needs to release the bit. Conclusion, Milwaukee will have to change the direction of the collet, instead of pulling, {to release the bit} pushing will do lock the collet in place and the bit will remind in the tool when pulling up to remove the drill bit from the work piece. Very simple, now Milwaukee engineers get to work haha.
Crazy u wouldnt buy a new car with problems like saying Its fast good performance nice torgue but the handbrake might come off anytime roll down a bank ha
There are a ton of good products that have flaws. Look at cars. I challenge you to find a good car that doesn't have some issues. That said, I much prefer DeWalt collets. ;)
I've had the same exact issue with my impact gun. I love it, the power it has and the size. Great gun but that collar issue sucks. Can't tell you how many times I've had a wire wheel or cup on and it has came off. Very dangerous situation. Thanks for the instructional video
Man I was really hoping this fix would work so it could crush the TTR's. When it was new was the collet a problem, or did it just become an issue over time and gradually become borderline unusable for pull outs? If it was a gradual thing I would say that likely the springs are stretched, and a good solution would be to order both springs and maybe ball bearing assembly from Milwaukee. If it was an issue the entire time then replacement parts likely would change nothing like this hack did. Thanks for the vid.
Correct me if I wrong. Shouldn’t you use a drill to drill a hole and not an impact driver? BTW I figured a way to fix the problem and that is by listening to Vince. I purchased the Milwaukee Compact Impact Driver instead of the larger one. No issue with the Compact one.
ive never had the collet problem. i would suggest its not an occurrence with every single driver. i guess i got lucky. cant recommend the Milwaukee driver enough. i use it mostly for cabinet making and carpentry. but i have used it extensively for duct installation and driving into steel frames. never an issue. the power delivered, the tension control, and the battery life is phenomenal.
Hi Vince good vid but I think the person who suggested the fix is barking up the wrong tree. The issue isnt with that sping with the bend in it, it is the fact that the collet is stopping in such a place that the ball is still on the ramp on the inside and not on the flat. When pressure is applied by pulling on the bit, the ball forces the collet forward and hence disengages. The ball needs to sit on the flat at the top if the ramp i.e. further back on the tool. Behind the second spring is a quite a fat flat washer which if it was slimmer would allow the collet to sit further back. I would have tried this but I think finding the right size washer would be a pain so I put the rear of the collet, not the knurled end, on to an angle grinder and took some material off. This now allows the collet to sit further back ensuring the ball can not force it forward to disengage. If milwaukee wants to rectify this the cheapest option would probably be a thinner washer or the more expensive option is to reduce the length of the collet (try holding it up to the collet on the M12 impact and you will see a slight difference). Hope this helps. p.s. please note if you are going to grind the rear of your collet, make sure you put a champfer on the inside edge so that it does not catch on the spring causing the same issue and bend the indent in the spring downwards with pliers.
My bits always fall out with Milwukee. Thought it was just me putting them in wrong. Sometimes they get stuck - especially the spade bits when i'm drilling holes in wood . Never had that issue with ryobi. Also Milwukee does not have a magnetic catch to hold screws/bits. only two downsides. Will try the spring trick you showed. Also will order more parts incase I loose something.
If a company knows about an obvious problem like this and hasn’t done anything in 2 years, that’s a sign of a serious management problem. Rare occurrence? Didn’t car companies say the same thing about metal pieces flying out of their airbags, engines catching on fire, and countless other excuses manufacturers have made over the years? If management got serious about it, it could’ve been fixed years ago. SAD.
I had the same problem with my driver. I just disassembled it and gave it a nice cleaning and everything went back to normal. When I wiped everything down there was what looked like spent grease, probably due to the nature of the work I do. I didn’t lube anything after the fact. I’ll post an update if my fix fails miserably.
I think the drilling test the method U use to remove the bit is to heavy handed for any brand impact driver collet I think it letting go actually prevents any damage to the tool the material&the user...if u check that's it locked in there's no need to be so heavy let the bit do the cutting &safely remove from material by control of the trigger
the old 10+ yr old brushed M18 impact handles it fine and the gen 2 fuel handles it fine. This is one of them unforeseen problems problems that you might have got out of cheaper brands back in the day. I run allen screws and have the same issue when pulling up. Also dont forget that sometimes the collet just doesnt lock when switching bits.
It was worth a shot I think you should try putting the M12 spring onto the M18 gen 3 spring because they are designed differently , that could work Thanks for addressing this
I wonder if you take the spring out of the m18 surge or the older brushed impact and put that spring instead. I wonder if that would make a difference since those impacts don't have this issue.
DAMN GOOD VIDEO! Ive had my impact drill for 2 years now after buying it from a pawn shop and to this day i have not encountered this problem on mine. But its good to know about this issue and will keep this in mind. Hopefully milwaukee will upgrade those collets because these tools are freaking amazing.
Hi, what about combining this trick with the previous one of using a larger ball bearing? I bought myself a proper German Metabo brushless impact to join the brushless 18v drill. The engineering quality is amazing.
Have you tried taking apart the collar of the surge and see if there’s a difference between that one and these? Also try swapping them out if possible?
Hey Vince now that you've shown me the internals of the mechanism it seems to me what you're looking at is a tensioning issue with one of the springs but I'm not entirely certain it's actually the spring down there holding the ball bearing in it may be a tensioning issue with the collet spring not leaving the collet completely engaged. Does seem like very very fine Springs for such a hard use application. The best course of action might be to beef up one or both of those springs.
Thanks for all the updates. I have been planning on updating my tools and after seeing these videos i don't think Milwaukee tools is right for me. Not that they are not great tools but buying a broken tool and the company not making it right is kind of a problem. 3 years of "working on it" seems like they don't think to highly of their customers.
I used my Milwaukee surge for almost two years before the trigger started working intermittently. I continued to used it for another 6 months until I realized I still had one of the fuel impacts. After only a couple months of using that one, only for driving screws, my bit falls out just like in your videos. Do you know if they have solved this problem yet? It's sad I love the Milwaukee tools but in under 2 years I've a lot of issues with them and with only one set of tools it's impractical to send tools off for a week or more to get them fixed.
Twenty-something years in construction and I've been using Ryobi, DeWalt and among some other toes but most of my tools I use are Ryobi, I've used Milwaukee and Makita for some reason I prep for the Ryobi impact drivers
I was just about to buy a Milwaukee impact driver to complement my M18 Fuel drill but I won't be one after seeing this video, thanks for saving me from an expensive mistake. I'll be buying a Makita one now to match my other drills.
Ugh, Mikita got stolen and decided on the Fuel. Less than a year in this starts happening. Makita lasted 10+ years. Thankfully a good tap on some concrete as demonstrated here did the trick. Thanks!
Mine worked great for like 8 months then started to have this issue as well. It also has a weird issue now when I pull the trigger the tool will do nothing with a charged battery. Only thing that will bring it back to life is switching the speed setting.
So I just stumbled across this video/channel for the first time, and had no idea that this was an issue. Now, I'm not an expert or anything, I cant thing of a time I have drilled a blind hole that deep. However, I have to ask why you go full-send without chip evac every few seconds? Surely the extra material is clogging the hole and giving you the issue in the first place? I have punched through some reasonably thick sections of wood, and I typically clear the chips out before I've completely buried the entire shaft of the bit. I'm not saying its not an issue, but it seems like basic chip evac could help prevent this issue?
Great tool shame that Milwaukee havent issued a modified spring FOC on demand . I was about to treat myself to a Gen 4 BUT having to resort to tweaking faulty springs does not impress me one bit .
Can you say "Patented Protected" ? Believe it or not, manufacturers pull a patented for multiple parts of a piece of equipment for this very reason. And it may stop another company from attempting to design a competing tool or device.
I HAVE THE FIX!! The issue is the sleeve/collet that is supposed to hold the ball down is worn and is slightly tapered on the inside of the collet where it meets the ball. Withdrawing the bit while drilling will put pressure on the ball and force the collet up, so the bit gets released. THE FIX: I ground the bottom of the collet so when installed it will sit lower letting the ball the contact the inside of the collet where it's not tapered. Sooner or later that non-tapered area will get tapered too, but this WILL fix the problem. I've tested this and it works.
Does Milwaukee removed the bottom spring in the new models? On Dewalt impact, the bit jumping out when you lift the collet up unlike the new One key impact that I have.
Have you stripped the serge to check if the ball bearing and spring is the same as the gen 3 ? Swap them over if they’re the same and if it still fails. I’m gutted I was ready to buy and came across your vids trying to fix them.
@@JerseyFrank007 it does not fix the issue, the issue is likely the machining of the ball and spring slot. I need to grab my caliper at work to measure and compare, but I swapped springs to check the issue.
This issue happened to my dewalt impact so I switched to Milwaukee a year ago after it happened. Used Milwaukee non-fuel impacts a ton and had no issues like this. Recently purchased a surge and a fuel. I guess the clock is ticking on those and the jokes on me for thinking Milwaukee made a more reliable tool!
I've never lost a bit like that, but then again I don't yank on the driver when reversing the bit out. It comes out just fine on it's own. I use spade bits constantly with my work as well, and while I can see this happening with the type of release system, the type of demonstrations or work that cause this to happen is only under extreme circumstances/abuse. Though regardless I personally don't need the quick release setup, and wish that Milwaukee would just let us use a non quick release collet if we so choose to.

Thanks guys, I tried and so far it’s working. Keep the good content rolling
Great video Vince, sad thing is, for as much as this has cost me for the combo kit, I should never have to result to fixing it like this
I agree 👍🏻
Problem is it didn't fix it but it was a no try no know situation, plan B? LOL
I'm glad I saw your videos before I spent my money on their product. I think I'll wait until Milwaukee fixes the issue before buying. Thanks for the videos.
Glad I saw this as I was about to order one of these. No more - I'm not ordering until this problem's sorted.
I was ready to send to my Milwaukee friends but till the near end I was let down. Worth to watch someone make the sacrifice of warranty
Love your accent. Love your enthusiasm for battery tools!
Very nice video 👌. Seems like a very simple fix that how many engineers at Milwaukee have done notta about... The very cool gang is the best gang in town 😎. And very nice use of them Klein mini screwdrivers. Klein is the go to for electricians tools. Keep up the good work!!!
👍🏻
I just got same problem on gen 2 m12 fid a week ago, and Booom, vcg got a solution. Thx guys 😁
Cmon Milwaukee, fix it or you are going to see people switching teams, I’m personally thinking about team teal 😔
I'm on team teal for my 18v stuff. It's solid. (m12 for my lighter duty stuff)
Skeeter!!
Do it, ya won't ever go back😁
Nothing wrong with team teal. I'm well over a grand invested in team yellows batteries alone thou. When i upgraded to 20 volt a few years ago I almost switched from yellow to red. Glad I stuck with team yellow cause imo team reds corporates have been milking the company for a few years.
It's all team China.
Just paint the Makita red problem solved.
😂😂
Christopher TheCarpenter I have been using Dewalt for 25 years I am never had a problem that being said I think all tool brands has stepped up there game in the past couple of years. And the battery life and what you can do with them is unbelievable.
Christopher TheCarpenter I have been watching AvE for 5 years.
Ouch 😆🙈
That is hilarious. I have the m12 and I love them.. the big blue company is getting my money when I decide to go 18 volt!
Was hoping it worked so we could see it handle abuse of ttr.
Nice video👍 I had same issue. and fixed it! It was not easy to take the first ring out and put it back. I followed how he’s hand is holding the ring! Thank you!
what are impact drivers made for?
Just bought the newest m18 surge/hammerdrill bag/ charger, XC 5.0 XC 2.0 kit today, $299, I’m liking it
I was hopeful with the increased retention that this was going to do the trick.
Thanks Tim, hope you and yours are doing well!
Good theory, but this tends to happen with all bits, even those made by Milwaukee.
Took my gen 3 Milwaukee combo back to Home Depot today when Milwaukee makes these fixes I will repurchase. This is just absolutely terrible for such an awesome power tool!
Switched the secondary spring from my dewalt impact to my Milwaukee, works completely fine now
I do like this. I actually fix these tools in a Milwaukee repair shop. I normally just swap the whole gear case. It seems to work great
Am on the market for some new tools.
Why invest money on a product that needs fixing makes no sense, that tells you everything about the product itself.
Crazy u wouldnt buy a new car with problems like saying Its fast good performance nice torgue but the handbrake might come off anytime roll down a bank ha
There are a ton of good products that have flaws. Look at cars. I challenge you to find a good car that doesn't have some issues. That said, I much prefer DeWalt collets. ;)
Consider it a upgrade to a awesome tool.
@@802Garage rolls royce phantom lol ur right most cars have list of problems just like Milwaukee
@@802Garage thats why i dont buy Milwaukee .if milwakkee where a car make they would be Renault or fiat lol
where can you get spring and c clip if they go flying out?
ps i wasnt attempting to repair... this part flew at while i was using it to screw something down
I just return my Milwaukee and went with ridged! Best move I made all year. Milwaukee fix ya shit! Try heat tempering the spring
Vince that was a leatherman wave+ you were using to bend the spring right?
Most useful tool I own.
It’s a gerber suspension compadre. Have the same one. The leathermans are really nice though.
I've had the same exact issue with my impact gun. I love it, the power it has and the size. Great gun but that collar issue sucks. Can't tell you how many times I've had a wire wheel or cup on and it has came off. Very dangerous situation. Thanks for the instructional video
Squirt some WD-40 into it.
I don’t even own this tool but watched it anyways. Entertaining as always
It was worth a shot
I think you should try putting the M12 spring onto the M18 gen 3 spring because they are designed differently , that could work
Thanks for addressing this
Has anyone done this yet? Did it work??
I wonder if you take the spring out of the m18 surge or the older brushed impact and put that spring instead. I wonder if that would make a difference since those impacts don't have this issue.
Just got mine with one ball- n its was fine- removed the spring and looks good - bended a little didnt even had to bud i hat to check. Good lucks
Love the series on this brotha!!! Thanks for keeping up informed
👍🏻
Vince please do some more ryobi video would love to see them in action. Also love the channel keep it up brother
Hello! Did it happen? I see amazing deals on 3-rd gen now and I wonder should I take M18 3-rd gen, 4-th gen or M12
@@Saeglopur89 its still going strong. To be honest, i like both the m12 and m18. Go with what you think fits best to your job.
Hi, what about combining this trick with the previous one of using a larger ball bearing?
I bought myself a proper German Metabo brushless impact to join the brushless 18v drill. The engineering quality is amazing.
Yo Vince Philly so. Jerz here!! Love the channel
What up neighbor?!?!
VCG Construction Voorhees/Woolwich
I have this problem after very little use only screwed with mine not drilled anything. Cheers for the video
Have you ever popped open the surge collet and compared it to the gen 3’s?
Have you tried taking apart the collar of the surge and see if there’s a difference between that one and these? Also try swapping them out if possible?
Hey Vince now that you've shown me the internals of the mechanism it seems to me what you're looking at is a tensioning issue with one of the springs but I'm not entirely certain it's actually the spring down there holding the ball bearing in it may be a tensioning issue with the collet spring not leaving the collet completely engaged. Does seem like very very fine Springs for such a hard use application. The best course of action might be to beef up one or both of those springs.
Yeah, I think you could be right
If everyone with a twitter account would tweet at milwaukeetool with a link to this video, maybe we could shame them into it... #colletgate
I am really starting to like your channel!
Thanks!
@vcgconstruction Hey Vince, maybe you should try taking the anvil spring and ball from the m18 surge or compact brushless and try it in the gen 3
It doesn't same springs.
Mine worked great for like 8 months then started to have this issue as well. It also has a weird issue now when I pull the trigger the tool will do nothing with a charged battery. Only thing that will bring it back to life is switching the speed setting.
Excellent video and demo. Nice tools. Thank you.
Will a gen2 front end fit a gen3? I’m wondering if you were to take the anvil and collet off a gen2 and install it on the gen3 if that would “fix” it.
They put a great collet on the Ridgid impact drivers. Why don't they just use that design?
Can you say "Patented Protected" ? Believe it or not, manufacturers pull a patented for multiple parts of a piece of equipment for this very reason. And it may stop another company from attempting to design a competing tool or device.
Have there been an discussion on the wobble of drills. I have all Milwaukee drills and as they get older they wobble badly.
I've never noticed an issue with my milwaukee impact driver, but I keep a magnetic bit holder in the collet all the time.
Have you figured out another way to fix thẻ collet? I’m having the same issue
@vcg construction, I am curious if this issue affects the m12 impact as well?
Miles sometime it does happen on M12 too but not on the surge impacts...
@@VCGConstruction ...any chance on taking the spring off the surge and putting it in the gen3? Perhaps we can measure ball bearing as well. Thanks.
Has the collet issue been sorted yet? Is there a way to convert it to the non quick insert version?
This got me through the day with my impact. Thanks for sharing
👍thanks.
