How to change a bicycle Threadless Headset (AHeadset)

  • A video showing how to dismantle and reassemble a bicycle headset (aheadset). This procedure can be used for a complete replacement of the headset or dismantling to re grease the bearings.

    For some clarity, the reason I do not use grease is because in this application, grease will attack carbon or trap dirt and water. This bearing will never do one rotation in it's entire life and is already pre-greased internally. The reason I torque with feel is a torque wrench is highly inaccurate on any threads which have corrosion. Inevitably the headsets these days are aluminium and a steel fastener into an aluminium part will have some element of galvanic corrosion. Unless you clean the threads up with a tap - I do not recommend the use of a torque wrench over feel (ie removal of play)

      I've never had an issue with grease "attacking" carbon. Always grease!

      So, you either run the ltra-small risk of grease, which is generally inert, affecting the carbon of the frame, or you have to deal with rust, which is far less inert affecting the frame, not least because it's seized in place - because you didn't use grease.

      The grease used for bikes should be safe on bikes right? If there are greases I sohuld avoid i want a list of them. @@SuperPandaChannel

    Before I tackle a job on the bike for the first time, I have a look at a few you tube clips on how to approach it as I feel everybody has a slightly different take. So far Hambini's clips have been the most thorough/understandable/accurate. His instructional clips don't have the hold the sides laughing of his rants against the bike manufacturers but I'm OK to accept that in this case.

    FINALLY...A proper video showing adjusting pre load of headset bearings by first...securing compression plug into fork ..and then ...separately securing top cap bolt after installing stem

    I would advise against spraying GT85 without wrapping up the front brake pads.

    Great video, just what I was looking for. I have what I guess would be an ancient 1995 GT RTS (before they were bought out by Pacific). Thanks for providing an easy to understand demonstration.

    My bicycle was out in the rain (didn't like doing that) for a long time and the top bolt - no rust, no cap. My friend's bike has a cap and has rust. Still comes undone.

    You don't need to remove the expander to pull the fork. Also the torque on the top cap is waaaay too much. Just tighten until you don't have play.

      I agree, maybe he wanted to clean and inspect it, but yes you don't have to remove it to swap the bearings.

    4:33 This is why servicing the bearings, and applying grease is key, covering it with grease makes a better seal. once or twice a year should be a good idea. A bearing should not get stuck like this.
    5:19 This is called a crown race, yes the technical term might be thrust collar, but no body is calling it that. if you look for one online, go to a shop, it's a crown race.
    5:42 On a mountain bike please don't do this, remove the wheel first before any other work is done. On a road bike it's super light, but really it's easier to work with the wheel off. So my rule is wheel comes off no matter the bike I'm working on.

      No not at all! Most people ride their bike at weekends and it's something they keep clean. I bought my bike to thrash it and it's my main mode of transport so you see it with dirt and I adopt a maintenance policy that a lot of people would squirm at!

      Fair enough, I don't wash my car after every ride, it just contrast with the GCN guys who have nearly perfect clean bikes on each video, but I guess they do have sponsor commitments to honour...

    I've always thought about leaving it ungreased but due to general consensus I use grease, it always seemed to attract grit and other crap I'm sure would without grease wash away, my next renewal will be without grease. 👍

      It's always a toss up between the two, the bearing never does one revolution so the need for grease is minimal but it does repel water which in turn attracts crap. Basically you are stuck between a rock and a hard place.

      @@Hambini The need for grease in this case is only to prevent corrosion which is inevitable if you're using your bike in anything other than summer conditions. The fact that the bearing never completes even one revolution is irellevant as it's still taking a significant amount of load and is always moving. And as you say, the bearing its self is pre-greased anyway. Out of interest, where did you learn to toeque the bearing down so hard? Do you realise what kind of load that's putting the balls and races under before you ever sit on the bike? Seriously I've seen so many vids these days of young guys who clearly have no engineering experience meticulously clean and grease a ball and race bearing, then crank it up so tight that it becomes almost impossible move. Bearings need to be completely free moving - that's the whole point. Always leave a tiny amount of play.

      @@bdawg8100 This is actually something I was hoping Hambini would make a video of, appropriate bearing preload, although after seeing that top cap torque I'm not sure...
      On headsets though I would say a tiny bit over is always better than any amount of play!

    Love your videos. For all the work you do on bikes with expensive frames you really should invest in a blind bearing puller. They are about 20 sterling and when I see you levering stuff in a carbon frame I cringe. You should point out about clamping the top tube needs to be done delicately on Carbon frames as this is the weakest part of a carbon bike.
    Is there nothing that can be done wrt to the galling that appears to be occurring between the carbon and the metal bearing? A carbon safe lubricant?

      Bernie Donoghue thanks for the feedback. The failure mechanism of the headset bearings is mainly curtain due to British weather. Not much I can do about that!

    just in cas you don't know, the compression plug should be inside the stem. not visible. it's quite stupid to do like this. you don't need to pull it out to service the bearings. it's the same outter diameter than the fork tube. if it doesn't, then you don't have the right one.

      This type of compression plug has the seat sticking out of the top of it, it's so it gives something to expand against

      It's a generic name for a tube with two bearings. and the stem to load the bearings up.

    Please tell me this video is a joke and a "how not to" video? This is possibly the worst video I have ever seen on youtube when it comes to bike maintenance. What's worse is that there are actually people in the comments section that think this is ok. Literally the whole process was wrong from start to finish. As a real bike mechanic with over 40 years worth of shop work this video had me crying with laughter.

      Frank van den Broek Racing the bearings already have grease in them so no point adding more as it just attracts dirt

      I use a bit on mine just to help keep corrosion and water at bay. Your steerer bung comes out easily, mine needs LOTS of encouragement!

    Front wheel should be removed to reduce front end weight. I also never tap a fork out of a carbon frame with a mallet while the frame is clamped to the bike repair stand. Yes, the expander must be removed to allow the steering tube to loosen from the stem. While the fork is off, best remove and clean all parts (ie. brake) to check for wear/alignment/cracks.

    Always take the front wheel off first. Never clamp a carbon frame by a tube. You are way better positioning the head tube parallel to the ground,so the fork does not go slamming down onto the ground.

    I would have greased that lot up the wazoo. Too much moisture ingress in old bearings not to.

    You are going to destroy your torque wrench by using it to open up bolts. Trust me, I know from experience 😮‍💨

    The reason your top bearing seized is probably due to inadequate greasing.

      Indeed .....yes, unfortunately.If I disassemble any part of my bike, never ever leave it dirty before put everything back together. That is just an unwritten rule.

      This particular bearing never does one rotation in it's life. Grease is there to act like a lubricant or on this case trap dirt. Hence it's not used. Grease also attacks carbon.

    I bet you combined the ITM top cap with DEDA stem and 3T bar intentionally. Snubbing your nose at equipment prima donnas. We’ll done.
    OTOH, I’d of slapped some grease on that top bearing. Your winter mechanic is slack about regular maintenance and the grease might protect some against the elements.

      Grease on carbon will attack the frame, this bearing will never do one rotation in it's life so the grease inside the bearing will be sufficient.
