My first thought was literally just a club sandwich with wings.... Or even better would be a winged creature that is wielding a "club" sandwich (its a club sandwich but they are holding/using it as a club) I would love to see that drawing lmao

I like these kinds of "fuse random concepts" videos. Another channel called JessJackdaw used to do a lot of these. It's very fun to watch someone brainstorm.
I'd say don't focus on making projects perfect before you show them to people. Literally anything you're gonna put on RUclips is going to be interesting to someone. I think usually with these kind of web art projects people don't have any expectations towards the artists, we're just happy to be along for the ride and to occasionally be surprised by some cool piece of art. Take as much time as you need with this stuff. If you keep developing the channel I'm sure you'll find a style and a format for the project that fits well for you. And if it stops being fun for you at some point that's okay too, I'll just be thankful that I got to see all of this.

I really love the design you were going for at 15:30, but the final one looks hype too. Another concept would be the automaton having a single "head", but it rotates between the 3 faces, Starscream style. What if it the overall shape was less humanoid and more like a monument with arms and legs, like your "Crawling King", and the "head" was in the middle, with a crown engraved above the place where the faces rotate, so when the faces swapped it's like they're fighting over the crown, with the designs on the rest of the body reinforcing that idea with depictions of the three royals' vices and infighting.
Also, you could have simply gone with eagle wings - the eagle is a historical symbol of royal, particularly imperial, authority and prestige, from the romans, to the byzantines, HRE, austrio-hungarian, the one that starts with an N and rhymes with paparazzi, etc... But the vulture is an absolutely inspired distortion of that classic picture of regal nobility, love it.
As for word suggestions, if you're still taking them... "deep". hope that's not been suggested already

I've done this where folks give me three words and I create a design based on them, I forgot how fun it was. Watching you makes me want to give it a go again. Loved seeing you go from initial idea to final design, very cool interpretation of the three prompts given!

I took it very literally, like, a club, like a group, that meets up at a fancy tavern called the winged sandwich. Like a posh book club. I guess it’s not a character design, but it is worldbuilding.

This is a rarity, not even by today's standards, but historically it seems that few people have been able to tap into this kind of creativity and ability for conjuring novelty. What a treat to be given the opportunity to follow along your path and see how your ideas and skill progress from concepts to reality. I truly admire your openness in sharing such a valuable gift with the world, as most artist would be too self-conscious and weary to share an unfinished project. Very inspiring.

This fits in with the pillars/towers. A creature inspired by the tower/pillars. Even there weapons designed by the pillars. Forming towers for battle and intimidation against others. But flying untill stacking.
Love getting to come along on the process with you here! It's really interesting to watch the way the designs suggest story which then offers ideas to refine the designs (and, for what it's worth, feels more "behind the scenes" than "janky")
the way u think is incredible! ur imagination is amazing. coming up with that totem creature from sandwich is unbelievable. and from the golemish guys with the clubs to the deck of cards-inspired fancy club idea with the interlocking crowns! then the way it all developed throughout the video with the porcelain and personalities of the king, queen and jack. it’s SO innovative

I thought of a flying mimic that looks like a club sandwich, keeping to softer materials in order to initiate flight at a faster rate. I also want to eat a club sandwich now...
Also, we've had a dnd improv game for a while, and it involved a status effect called Gildining, a form of petrification that was made by a cult group called The Status Woe(improv game, some of the names weren't the best), and they made it by melting down or crushing the cursed hand of Midus into liquid or dust, that they would sprinkle or spray from special pouches and containers, onto various social elites. Three character players had pretty much become evil loan sharks when they were able to ambush and take some for themselves.
Dude I LOVE your art, don't diss yourself for the jank, this is a solid 10/10 video as far as I'm concerned. I enjoy seeing your uniquely creative process and ideas, and how you (unlike most youtube art channels) actually try to make something really cool out of your weird prompts, and you succeed every time!! I imagine the King, Queen & Jack each have a different Hypnotic affect on weak or untrained minds.
Using them to slow & distract, while they make their 3 armed attack.
1 arm each, on the reverse side. Each head having to rotate to 180° or more to swing their weapon.
Taking turns spinning to weaken, attack & defend.
Moving inexplicably on the 4th, movement, totem; like a Chess Piece on a Roomba.
King's Command: Causes prey / enemies to bow, paralyzed.
Queen's Beauty: Causes prey / enemies to want to serve her hand & foot.
Prince's Charm: Causes prey / enemies to drop their weapons and embrace him.
Resist the King: Do not marvel at his Majestic Voice. Focus on his Malicious Tone.
Resist Queen: Do not marvel at her Outer Beauty. Focus on her Putrid Stench.
Resist Prince: Do not marvel at his Glamorous Offers. Focus on his Effeminate Wussiness.
Weaken the King by Denying his divine right, lineage, nobility
Weaken the Queen by Discrediting her beauty, complimenting her Wig, her Mask, her Corset, her tailor.
Weaken the Prince by rejecting his character, mocking his soft hands & lack of skill, wounding his ego,

Okay, I love these videos so far. I started with your dwarf redesign and I'm looking forward to seeing what you do for the other fantasy races. Dragons, maybe? Goblins, too.
A fun thing a co-worker and I used to do during boring days was some world-building where one person asks questions and the other replies.
We started broad and narrowed it more and more by fleshing out the details.
Was a ton of fun and sometimes the answers surprise you, like the one time we created a swamp-like mangrove peninsula inhabited by frog-people, I had build an entire primitive tribe idea already built in my head... but then my co-worker mentioned they lived in the Victorian age.
I got quiet and he asked if it was a stupid idea, but hell no, I loved it! It changed the entire concept in my head for the good.

The J guy is Jack and the word you were looking for when you talked about "club clubs" is a suit of clubs. As in, Hearts, Clubs, Diamonds, Spades are the four suits of cards.

It sucks that I missed this stream, because I would vehemently argue that the Kings abilities should be hearing based; given that the Jack speaks with poison, and the Queen has a chilling stare. Maybe the King would have some noise based counter? Making the amalgam difficult to sneak up on, or allowing it to "lock on" to a target that makes itself known. With the later theme of revolved symmetry expressed in the artwork, the King would be able to keenly observe any oncoming attackers, all while his hearing keeps the other two-thirds of the creature in mind.

I got an idea for you guys.
A chess game between a man and death that drags on as every move is calculated on the part of the man. Sitting across from death he finally wins. But then realized this was not the first game. The one that counted. He is given the ability to see every game he has played over the millennia. He remembers his bet at the beginning. The loss. Then. He forgets and is sitting before a chessboard
This is pretty good. What a great video, just add some stream highlight and some finishing touch then you get a probably easier video making process.

Here's an idea for a routine to stick to, if you're looking for a solution for consistency.
You've already established your world and the two nations that live in it. That's great.
Everytime you want to make something but don't know what you want, use a word randomizer to select one of these words.
Creature, spell, weapon/item, character, or location/environment.
Then flip a coin to determine which nation it will be in. Or you could incorperate a third option for both.
Boom. Now you have what you want to draw, with what nation's aesthetic you want to use.
Then use the word randomizer that you used in this video to create said thing, and watch your world expand!
Please note that this is just a sugestion from an outsider observing a frustrated artist. I am not trying to boss you around or anything like that.
That being said please at least try this system once, to determine if you like it or not. Something is better than nothing.

Love the content you should look into Journey the solo role playing game. Gives a great method for having your travel explore different areas kinda randomly based on your interests in the world but might give you some ideas.
My first thought given the words was a sort of peacock that sandwiches itself between its wings, but the little “eyes” that they have on their feathers were the playing card club symbol.

The king launches gold coins into the air like mortars, the queen spins in a circle once and you have to dodge under her gaze, and Jack (sometimes) sprays acid around them so you have to hit them with a ranged attack
