    I've recently decided to take more of an interest in DIY bicycle maintenance and repair. I've bought a bicycle made in England in 1985 with a Sturmey Archer 3 speed internal hub. The bicycle had been standing for months untouched in the local bike shop. The first gear worked fine but was having difficulty selecting second gear. I followed the advice you gave about adjusting the gear indicator chain and was then able to find all three gears. What a sense of achievement! Thanks for sharing your knowledge in such a clear way.

    Just wanted to add to the thanks for this. I recently bought and restored a 40 year old Hercules Folda, and had left the gear set up and brakes to a bike shop to sort (SA gears were completely new to me, so wanted it looked at by someone with a bit more knowledge). The gears weren’t working, the shop had made temporary fixes that wouldn’t last (having said the problems I was having were just fixable by finely turning the adjuster), and the gears were constantly slipping even on a flat - and all manner of turns on the adjuster weren’t sorting it. Lo and behold, when I went through the video, the indicator chain was way further in than it needed to be. With the simple adjustment you clearly explained, the gears now work perfectly!

    This worked really well. My newly purchased 1979 Raleigh Traveller was constantly jumping out of 1st gear. Very frustrating when riding uphill!! I followed your instructions to a tee and wow.... It now works perfectly. No more jumping out of gear and the changes are a lot more smooth and positive. Thank you!

    Made in England 86-10, 3 speed 53c
    coaster brake. I think I have it shifting pretty good but this winter I am thinking about tearing into it and cleaning everything and seeing if I need to replace any parts. Thanks, Mike

      Good idea, be careful with the brakes, it can contain asbestos.

      If it's shifting great I would clean it out with a wash, reset and leave it alone. It could last another 50 years without any trouble. Up to you. Cheers Willy

      It's so easy and many cyclists with three speeds have no idea how easy it is to adjust the cable to factory specs. when it stretches or goes out of adjustment. Anyone can adjust their own 3 speed bike because it is so easy.

    Hello, Willy! This seems the most straightforward explanation I've found. Do you think this sequence of adjustments would address a "skipping" gear--where gears 3 and 1 are functional, but no. 2 slips? Thanks so much for sharing your knowledge! We have three vintage Raleighs in the family, and can't get enough of 'em! Cheers!

      Yes I think it could skip right past 2nd gear.
      I would adjust it to factory specs and it should work.
      If it still fails I would flush the hub out with WD40 and wait 48hrs and oil the hub with 3 in 1 oil. Adjust again and test it out.

    I have a newer SA hub - SRF3 - with a dorky plastic cover that attaches to the chainstay and covers the shift chain. Am I asking for trouble from water/debris running without? Asking because all the older ones I've seen have no cover.

      @@WillyDahm yes finally 2 and 3 gear are very close, with small steps I finally managed to get it working. Shifting works well now, girlfriend is happy with her bike.

    I know it's been a few years but thanks for posting this vedieo in my years of working on bikes I haven't had hub gear bike before and last Christmas I got a 1949 raeligh sports been struggling to set up gears for a while all sorted now thanks to your vedieo is it the same set up for 5 speed as I also have a 1932 Coventry eagle

      I do not know the set up for 5 speed and 1932 is a very old bike. I'm sure that there is someone who restores these bikes and would be glad to share their knowledge.

    I changed the tires on my mother's very old three wheeler with what looks like a Sturmy Archer three speed hub. The small chain with shaft that goes into the hub came out in the process. I don't know how to reconnect it. Please advise. It has a threaded end of the shaft that is tapered. I can send you a picture if you need to see it.

    Willy, I have a question for you. I'm in California and I had my rear wheel stolen from my Raleigh Sports lady's bike. Where can I find good replacement parts for a reasonable price? Any tips? Thank you, I love evertything you do!! Thanks for sharing!!

      There is a coop shop somewhere in California that sells second hand bicycles and parts for old vintage bikes. If you talk to them they will find a rear wheel for you. The rear wheel is out there waiting for you to pick it up you just have to be patient and search for it.

    Just curious. Why would you loosen the axle nut to do this adjustment? The shifter cable is under tension when you make the adjustment so it seems to me that it would not only pull the back wheel to one side but also throw the shifter adjustment off when you retighten the nut. I've always done this adjustment with everything in position and tightened down. I assume you loosened the nut to clearly show the correct positioning of the shifter pin.

      It does not loosen the wheel as it is only the shifter nut. The wheel nut on this bike is not connected to the shifter nut. You are correct that there is slight movement when retightening the shifter nut. Yes it was to show the placement of the pin and I'm glad you pointed that out. It did not change the adjustment enough to put the shifter off and one can adjust the tension afterwards with the pin adjustment. "Thanks"

    Hey Willy! As I’m watching this, I’m wondering if this will solve the issue of my 1st gear being too “hard.” It’s not slipping gears anymore since I took it to the shop, but now 1st gear seems no different from 2nd.

    Hi Willy, The adjusting nut on the end of my chain does not turn to lock the setting after adjusting, any ideas on how to fix. This video is how I learned. It really helps if you have taken a hub apart to understand why and how. Thanks, Mike

      It sounds like it's cross threaded.
      1. Put the indicator adjustment to the nut so it locks and adjust from the coax cable that is anchored. This will be harder to adjust correctly and not really a restoration but a quick fix.
      2. I would think about forcing the nut to move and see what happens but soak it in a rust remover for 24hrs first (WD40)
      3. Replace the indicator adjuster with another second hand one.
      You will have to get the indicator pin locked in place as you are aware. Good luck...Hope this helps.

    Some people report flaw on this particular model, sometimes it shifts in neutral between 2nd and third gear. How to avoid that problem ?

      This is a common problem by many with the Raleigh Sturmey Archer 3 speed hub. This is mainly caused not by a fault with the gears internally but with the cable set up and pin shifter. The cable stop that holds the coax cable in place just before the gear pin shifter must be set and locked in the correct place to make the pin shifter adjust correctly while in second gear. The video shows how to set the pin by factory specs. Any pull on the gear cable will cause the changer to go off. Most of these hubs do not have faults in the gear hub but is due to cable issues. The cable over time does stretch and after 60 years the gear begins to skip due to the pin being off it's correct setting. I hope this helps you with your problem. Cheers Willy

    I'm trying to figure out which spindle to buy. The hub has no markings. When the spindle is fully in can you see the tip of it? I've measured the length from the end of the axle to what it screws into inside the hub with a biro refill and it's 68mm, so should I get an indicator with a 68mm long spindle? Thanks.

    I've read about two ways to check this, you used the factory method. I've read that it relies on all the parts being perfectly aligned and the correct length.
    I've also read that when I'm first gear you should have made a mm or two of play in the shift rod and when in 3 rd you should have slack in the chain. Have you checked or tried the second method ?

      I think you're talking about the Sheldon Brown method. A perfect match between indicator spindle length and axle length is needed if the factory method is used. I've seen a few bikes where the factory method wouldn't work and the low gear method did.

    Luv the videos Man, I just replaced my old rotting tires on my Sears Free Spirit project and the chain spindle fell out when I was reassembling. When you screw it back in how far/# of turns do you screw it in. Before I was having trouble getting 1st to stay on and know that is good but it can't seem to find 2nd gear, it tries but can't seem to grab it. Could I need a new cable (stretched)? Also what other parts should I think about replacing if necc? Thanks again, Mike

      If your cable is stretched a little all one needs to do is adjust it to the correct spot in second gear.
      Changing parts may not solve your problem. Check cable is installed correctly and that the end is secure. Adjust pin in second gear using factory specs shown in my video.

    Great video, I recently acquired a 1985 Sears Free Spirit 26” ladies bike that has been sitting for 20 years. The tires are rotting (37-590s) and it has the Sturmey Archer 3 speed hub and a lot of rust. I filled the hub with wd40 and let it sit for 12 hours and tried shifting the gears. They worked sporadically. WD 40 was coming out the other side of the hub. I inflated the tires as much as I could without blowing them and road it a little. It started shifting more and more but I needed to hold the sifter to keep it in 1st and when shifting it seemed like I needed to back pedal just a little to shift but so far I’m happy and excited. Now I need to find some tires, any idea where to find them? Next, I will try to adjust the shifter. There is not a clamp on the frame to hold tension on the cable, is that a problem? Thanks, Mike

      It's cleaning itself out and will most likely need a second cleaning. On these bikes one peddled backwards to shift so that is why it's working for you. It helps mesh the gears while changing. The cable must be fixed otherwise you will have constant problems with gear changing. End of coax holder going to hub must be fixed in place and shifter can not be loose on handlebars. Some Coop bicycle stores have (second hand) parts and tyres for these bikes. One can order tyres through a bike shop as well. There out there for you to find.       ​@@WillyDahm Thanks, I found a fixed cable stop that is integral to the frame (have pics but can't see where to attach) high up near the handlebar stem so I cannot adjust it there, can I just adjust it/tighten it at the adjusting nut? I went out this AM and there was a small puddle on the floor under the left side of the hub. Should I just keep adding oil/tranny fluid/wd40 till it clears up or stops? Should I use something a little thicker? Is there an overflow hole that it comes out if it is too full? In the 60's I had a Sears Spaceliner Bicycle - 2 Speed Kickback - Springer Fork - Tanker with a bendix 2 speed shifter and loved it. If I get her working I might give her to the wife. Thanks, Mike

      @@WillyDahm I put new handlebars on the bike to make it more comfortable for my wife along with an adjustable stem but I cannot raise the handle bars quite as high as my wife would like since it starts to bind the shift cable (length problem), can I lengthen to cable somehow a little? By the way I am using 3 in 1 oil now in the hub and she (the bike--not my wife--lol) has quieted down and shifts great, Thanks for all the help, Mike

      Great question: Actually one should peddle forward lightly when changing gears. I remember when I was young being told to back peddle to stop me most likely from putting to much force on the gear when changing. Do not peddle forward with force and change gears. Stopping is OK but light peddling seems to make it go smoother.

      When one applies to much force the Sturmey Archer - 3 does not like it. They have always been like that. If you were going up a hill and wanted to go to first sometimes one would u turn downhill to change to first and u turn back up the hill. "Great fun"

    I am fixing a bike for a friend of mine and the adjustment chain doesn't pull out, nor retract, from inside of the hub. Can you tell me what's wrong with the hub?

      Has been left to seize up over time. Try my cleaning method with WD 40 and leave it for 48 hrs and try again. If it still does not work one either replaces the wheel with a working shifter or repair the hub which is quite difficult.

    Do you have any videos on how to find serial number on Hercules bike? 1950s - 1964

      I do not know this bike but most serial numbers are on the end of the seat post under †he saddle or under the bottom of the bike frame. I know that the Raleigh can be dated by the hub number on the back wheel. I hope this helps.....good luck.

      It is usually not the problem.If the shift controller is faulty one should find a new one. I hope this helps.

    Is the indicator chain spring loaded inside the hub? Mine pulls back in. And my shift lever is loose and doesn't click into each position.

      It sounds like your cable is not correctly installed or you shifter is not fixed or broken. Also a common problem is the clamps on the cable.Check that the clamps holding shifter cable are fixed and not lose.The indicator does return inside the hub when released. (spring loaded)
      Tighten and adjust everything to factory specs and it should work. "good luck"

      @@WillyDahm I think I've successfully replaced everything. The shift lever itself was broken, as well as the cable. The shift lever wouldn't stay securely locked into position for each gear. The spring loaded tab inside the shifter was bent or broken, and would not hold the lever in place.

    Hi,
    how do we adjust if the 1st gear doesnt "click", I turned it to 1st gear, but it would back to gear 2nd immedietly
    From your video I watched that you started it to the 2nd gear then adjusted it, so does it mean I have to put it in the 1st gear to start it with? (If my problem is the 1st gear doesnt work properly)

      Is the cable mounted properly for the gear shifter? The only way to adjust is by factory specs. Check cable and flush out hub with WD 40 leave soak for 48 hrs and try again.
      Does it shift by hand? Something is not quite right so check it out by taking each step and try again.
      Adjusting from 1st gear puts everything else out of sync and will not work.

      The bike is about $70 to $100 CDN before restoration. I found a perfect old bicycle for $100 once.

    the unstable video moving shot was really annoying....the part after you explaining the teory, shifting the gear, and rotating the pedal, why didnt you took your bike on permanent standing and lock into it?
