The reason Woody was changed is because the animators were used to classic Disney films, like Pinocchio, Robin Hood, Beauty and The Beast, etc. all set in the past-time period. Hence the ventriloquist dummy. But being the 90's and everything, that idea wouldn't really fit in, so it was scrapped.
Originally, Woodys character was a GIANT DOUCHE. Even bigger than he was towards Buzz initially, Disney saw this first idea and was like "No god no" because it was just twisted. Luckily they were able to rework it all.
I thought that the song 'When somebody loved me' that Jessie sang was the moment the director decided to release Toy Story 2 in theaters. Since I've heard it made Tom Hanks and Tim Allen cry in the studio the whole crew realized they had something here far more worthy than a dvd release.
While I expected to know most everything, I actually didn't know some of Lotso's backstory there. You can spot the early Lotso as a big brown teddy bear in the early concept drawings from around '93. Another instance of the idea appears in the film, as you can spot Molly's pink teddy bear (when Woody says "up on the shelf"). Meanwhile, one of Hannah's toys ruined by Sid is a headless teddy bear with the same model.
That's how you know little effort was put into this. No mention of the Black Friday Storyboard reel at all. Toy story would have came out in 1993 with a narcissistic and self-obsessed Woody (still voiced by our favorite insane actor Bill Murray), and Slinky-Dog would have been Woody's attack dog that he would sic on the other toys to keep them in line. It was meant to be an "edgy" teenager's movie (making movies for kids was unheard of back then), and Disney was royally pissed. The guy got fired and he then got revenge and created Dreamworks Entertainment. This is why there's noticeable crude humor and style differences between Disney/Pixar an Dreamworks movies.

Here is another fact: In the original Woody was going to be the villain who was redeemed in the end. At first he was a mean character and wasn't nice to the toys around him. In the scene where Woody knocks Buzz out the window, he was meant to throw him down the side but accidentally the window. In the original Buzz says "Good Luck" and reaches for a handshake and when Woody grabs his hand, throws him out of the window. The toys would witness it and Woody at first denied it but then accepted the fact and replied with "It's a toy eat toy world". Then, he would just start saying horrible things to the toys and the toys would throw Woody out the window, as well. So, Woody was not going to be very loveable...
Yeah most people don't know that Toy Story went through absolute hell to make its way to the big screen. What they started with on storyboards and what ended up in theaters were 2 completely different things. Also side note, they decided their first full length film would be about toys mostly because at the time while their computer animation was top notch, they still hadn't worked out all the quirks are for whatever reason, everything looked like it was made of plastic. So they took advantage of that flaw and instead revolved the movie around characters made of plastic.

Lotso, to me at least, seems like more of an "anti" Care Bear than a Teddy Ruxpin type. Just my opinion.
Here is another fact: In the original Woody was going to be the villain who was redeemed in the end. At first he was a mean character and wasn't nice to the toys around him. In the scene where Woody knocks Buzz out the window, he was meant to throw him down the side but accidentally the window. In the original Buzz says "Good Luck" and reaches for a handshake and when Woody grabs his hand, throws him out of the window. The toys would witness it and Woody at first denied it but then accepted the fact and replied with "It's a toy eat toy world". Then, he would just start saying horrible things to the toys and the toys would throw Woody out the window, as well. So, Woody was not going to be very loveable...

Yeah most people don't know that Toy Story went through absolute hell to make its way to the big screen. What they started with on storyboards and what ended up in theaters were 2 completely different things. Also side note, they decided their first full length film would be about toys mostly because at the time while their computer animation was top notch, they still hadn't worked out all the quirks are for whatever reason, everything looked like it was made of plastic. So they took advantage of that flaw and instead revolved the movie around characters made of plastic.
Not to mention Mattel makes the over $5 billion Cars die-casts.
