The single most exciting FM project I’ve ever been a part of is this regen (technically newgen) facepack. We put out a program that changed the way many people play Football Manager. It wasn’t perfect though, so we sat down to make it even better for FM22. The face mapping and the functionality have been improved AND we came up with a way for you to update the app while keeping your old profiles.
I want you all to know we are still working on other major improvements to the newgan app. There are some advancements to the technology that if they came to FM would once again take the realism to an 11 out of 10. Just know that I will continue to do everything I can to make Football Manager as awesome as possible, but go enjoy the better faces on regens and newgens and I’ll see you on stream or Twitter or something soon.

How anyone in the FM universe plays without this, I will never know. The default regens look like psychopaths a good 50% of the time, which is 49% too many for actual footballers. Thanks Gestalt and Zealand once more for this beautiful immersion buff to FM.

I really like the psychopaths from fm21. this years psychopaths not so much the style changed a little to much. but id rather play with those faces then a facepack.

I never get it to work automatically. Like the ctrl s from ur club list. So u have todo it every year and it only does ur club.

Imagine a world where this app allowed AI generated faces and then aged them regularly throughout their career. Just like FaceApp, when they retire they get fat.
I wish there were more players like Gareth Barry who was born looking 35 .

Sports Interactive needs to give these guys credit and implement into the game.
the issue is they would use googles ai commercially. the only way zealand and his squad are able to do this is if they dont make a dime off of it. as si would sell those faces (albeit part of the game) they would make money and would have to pay licensing to google
@@ljlmagix close, it's not Google's, it's Nvidia's AI called StyleGAN. GAN means "Generative Adversarial Network" which is a complicated way of saying machine learning through competition and also why it's called "NewGAN". If SI wanted, they'd need to negotiate a license with Nvidia to use it and that might cost more than they're willing to pay.
Let's say not implement, but without telling us or anybody, they sneak an engineer or two to the project and help the guys to make it more robust and less manual work.
Basically making FM22 compatible with the project, without officially announcing it.
It's something Konami did for years with PES to workaround licencing players and leagues.

This should be in the game by default. It’s too much faff to do this every time there’s a youth intake etc but the software and idea is fantastic. Hopefully we’ll see this implemented in a few years by SI
doubt it, unless the guys over at SI undertake a massive recruitment process to get extra development staff and then they would have to increase the price of the game to offset costs.

it’s a 3 minute process max to do it every season when there’s a youth intake lmfao come on man but it would be a lot more accessible if it was automated

Zealand and everyone associated with it has done 95% of the work all they would have to do is implement it into the game code as a function like they do already with their player faces it would take like one guy to do that does every new implementation they add drive the cost of the game up? Project Newgan is absolutely innovative and so intuitive. I applaud everyone involved in this effort to improve everyone's playing experience and I will definitely be using it. Hopefully some time in the future, you guys can work with SI to make this even more accessible to everybody.
Quick fixes if you’re having issues:
-AFTER HITTING CTRL+A DO NOT SCROLL, IF YOU SCROLL AFTER HITTING CONTROL A IT WILL ONLY TAKE THE INFO FOR THE PLAYERS THAT YOU SEE ON YOUR SCREEN. THE TEXT FILE SHOULD BE HUGE, IF IT'S NOT, THERE IS A PROBLEM.
-if it doesn’t launch, that means you haven’t completely uninstalled the old version that had a bug where it would not launch. You have to find the local app data and uninstall that too like in the video, not just the application.
-if you do everything and they don’t show up, clear the cache and reload the skin
-if random countries are not getting faces, change your in-game language to English, the different language you have in the game is messing up the country codes
-If the RTF file is invalid you didn’t set the view on your player search
-if none of these are your problem, we have a section in the discord devoted to fixing your issues so we can get this working for you, head there

Awesome stuff Z! Do I miss anything if I update the program but are still playing FM21? I'm still enjoying my save with Deportivo La Coruna in FM 21 so I'm not making the switch to 22 yet.
@@elloos You should still update as this makes the face mapping even better, just make sure you save your profiles like I do in the video
I followed the steps to install the MAC installer but still doesn't let me run the program.
I get the same pop up message all the time, "The program can't be opened"

Hi All, just to provide a bit of background on some questions raised here on "why isn't this in the game by default".
Knowledge gathered during streams and videos and by looking at how this newgan manager works, so basically just a long opinion. :)
First, this newgan facepack "only" replaces the faces you see on the player profile pages.
The default newgen/regen faces by SI are linked to the 3D model of the players as well that can be seen during a match.
The newgan facepack does not modify that at all.
So, SI would need to tackle that whole 3D match engine situation, which is much more complex than what Gestalt and team have done here, which is quite complicated already and a lot of work went into it.
Second, Zealand and team do this for fun, to help and support you, not for profit.
SI is a profit oriented company, so different rules apply to them.
As I understand the AI technology used here is free-to-use, so this cannot be patented, licenced or anything. Zealand and team couldn't even make money of it, if they wanted to, as they don't own the AI technology behind the generation of the faces.
For SI to use the same would raise very different question, so they would probably go a different route which would also involve a lot of money needed to spend.
Question is: is this topic a priority at SI, or are they focusing on things that might be more urgent in general, for you players? Also, they might have things in development, which also cost money, that involve new features, improvements, etc. to the game in other areas.
So, of course, we would like to see better default faces in FM, but Gestalt, Zealand and team are "just" modding one "little" feature of a big existing game, while developers have to keep the whole game in mind.
I think it is already very good of SI that they have so many modding options open (logopacks, facepacks, databases, etc...), not many games have so many modding features.
Let's hope they can improve the newgen/regen faces though.

@@Hassan-zw9tb Well, with the announcement of FM25 and the mention of newgen faces specifically we can assume that they are working on something in this area, so this whole thing might be irrelevant now. Hopefully.
This is amazing! I now know what my players look like who I’ve been using for all these years in my Palermo save. So immersive!

Miles is weirdly proud of SI's newgens because apparently you can see them in the game. Not that anyone can notice or even cares about being able to in the future.
He's also somewhat... stubborn. Which is a massive shame because this would revolutionise the game lol

@@Don_Remez uh the base face scans from these faces are from snippets from real people how do i know? I used the original regen pack and i saw some faces online some are from nhl, nascar , triathlons competitors and they are still in this pack computer generated my ass. 😂
pls keep working on this. This whole think is huge and pushes the gaming experience forward. Not only FM! Every game (FIFA, eSH*T by Konami, ...) has to justify NOT using something like if, when a youtuber/twitch-streamer with his team can do it.

Zealand thanks for the best face pack there is for FM22! Used it last year and again this year. This adds so much realism I can't even play the game with the cartoon creepy faces that come as default.

Installing this on FM21 completely changed the game for me. I used to avoid newgens as I hated how they looked, now my team is completely full of them!

For future videos like this you might want to consider setting up a VM. That way you won't have to worry about exposing your personal files, folder structures, programs etc.
Still playing FM19... I know.... and using this floorlessly, well done team this is seriously a game changer for me on long term saves that FM should be doing already!
bro i still play fm19 aswell and in this game the progress bar in the app stop around 2/10 progress with the message "map player to", do you know how to fix this?

I've been playing FM for years, but then I saw this video when it came out. I instantly downloaded Newgan and here we are 9 months later and after several hundred tries of getting it to actually work in my game, haven't played FM since. I can't play the game without it but I'm too stupid to figure it out. So I started playing Football, Tactics, and Glory again. Great game that one. The mods are easy

You are the saviour of Football Manager because with this app we don't want to see our newgens have their eyebrows large anymore with NewGan 1.30.

What a timing. Used the newgan facepack yesterday and was wondering when you would make this video. Glad you did it now so I can show this to my mates instead of explaining everything myself!
Last year the program used to run fine and worked perfectly for me. Despite going through all the steps, like last year and like explained in the video, I can not get the faces to change. I run the program, generate and it seems to do something but the new faces aren't shown in the game. Regardless, thank you Zea for your work, you make FM so much better for everyone.
LOL we are doing this at the exact same time and are both having the same issue. Just simply doesn't give me any new faces.
Oh I just fixed it for me. In preferences I cleared my cache and reloaded the skin and now it works!

This should be a feature of the core FM game. Just generate a face for every player you scout. It would also be possible to use AI to update the player's shirt, or even generate aging of the faces for your longer saves. It would make the emersion so much better.
Second this. It might be hard to implement, but AI is good at aging faces (check out snapchat filters etc) so they can start young then age them a tiny bit every time they regenerate, instead of overwriting with a new face or keeping the same face it applies an ageing filter.

@@shwoopsee8540 i have got it up and running now. Not sure what i did, but i did reinstall NewGen Manager and followed the usual procedure. Now however when the new pack of newgens are here im terrified 🤣🤣

Great work Zealand . Been using this with fm 21 ,the only issue I have is each time I get a new set of Regen ,I use the App with the preserve options because I want my old Regen face to still remain. All my new Regen gets new faces as planned but a few of my old Regen looses their faces sometimes one or two on my team. I don't know if you have experience it , because am meticulous with my fm ,I play with the largest database all league enable,so I tend to spend sometime virtually travelling around checking other team squad,so I know the faces of the best players in my face and definitely know when few looses their faces after each time I run the app . Fyi just tries version 1.3 ,the same thing happened,2. Players in my squad lost their faces. Thanks for app once again it has really made my long term save worth.👍
I just cannot play without this pack anymore. I really don't get how SI is creating such terrible regens year for year, seemingly getting worse at it every try.
The regens for fm22 are comically bad. Just outright terrible. SI aren't even trying anymore.

One thing though I wish it could automatically assign the faces to the newgens when the yearly youth intake happens rather than having to do it manually that would be awesome.

@@ChipThompsonArseCrayonGaming I think the next time you do it you have select preserve on the Newgan application it's a drop down box where it says generate. Tick allow duplicates and this will allow you to refresh the faces. Also you might have forgotten to clear cache and reload skin.

I have an update for you.
If you play in another language (as me), you have to make the RTF-file in English (which means switching language before you Ctrl + P), and use that RTF-file to make all new players get faces.
Tried it and didn’t work for me…
I don‘t know what i can do anymore.
It just doesn‘t work since the first time i tried it.
In case someone has problems in loading the faces to his regen, in the video what Zealand does is that he presses control A and then loads the regen filter and everything is selected and then he would press control P but when he does it this way, when the file is exported only the players that you see on your screen are selected. So the solution is that first you load the filter and then press Control A and then control P that if you do not touch anything else after pressing Control A and with that you will have all the faces.
My regens got the ids changed with Patch 24.2.0 and now I can't use newgan manager because it uses the ids without the "r-" ... I don't understand the intention of ruining what users do to create a more immersive game.
I am having the same issue. I have had to add the r- to the id in the config file.
Would be great if the faceapp tech for aging photos is made public eventually. The only thing missing from this pack is players aging. Is that something you guys are looking into at all?
Seems like an interesting mod I just wish hitting generate actually did something. Wasted 5 hours looking up ways to fix this issue but to no avail.

For Mac users where the application won't start:
A guy named 'Registability' on FM Base found this workaround for Mac. Worked for me (running Monterey on an M1). All credits go to him. You can use cmd+F in text editor to look for example for 'logging.fileHandler'. Here's a copy paste:
open Application folder
open context menu for NewGAN-Manager -> Show Package Contents
open /Applications/NewGAN-Manager.app/Contents/Resources/app/newganmanager/app.py in text editor
change line 430 fh = logging.FileHandler('newgan.log') -> fh = logging.FileHandler('/tmp/newgan.log')
the same for /Applications/NewGAN-Manager.app/Contents/Resources/app/mapper.py line 18
save the file and re-open application

Damn, he talks for 16 minutes. It would only take 40 sec to display the procedure.
I love this face pack. My only complaint is that all of the haircuts seem to be the same combover, having more variation in the hair would be great. Nothing major, just something I’ve noticed.

I'm wondering if you've made a video about what you think would make the FM franchise better as a whole, not just how to better your FM experience. Would increased focus on building, helping and supporting the community around the club in-game change how you pick a save? Where clubs take political stances? Would added realism to club grassroots be feasible?

Has anything changed about the process since the update. I am in 2032 and when me new youth intake happened I went to update the faces and none have changed.
I liked the newgan faces with my FM21 saves, although over time I found the faces a bit too samey and generic-looking. As such I've stuck with SI's solution for 22 although I'll check out this new set up!
Tried to use this but doesnt work for me get an error trying to open the app, says its crashed and then i get a traceback list, shame wouldve liked to use this

Play FM 2021 using this and it is flawless ish, but some have twin brothers from another region maybe their father is too excited being a newgan father lol
Still have the same issues for me as before. Some of the players it will change others it will keep like the game. Just in northern europe it works on the players from Norway, but the players I find from Denmark and Sweden doesn't get the new face. I still believe it has to do with the new regions.
It doesn’t, it has to do with the players you get in your player search. Make a new manager who is unemployed and use their player search since when you’re unemployed you can see the whole database in the search.
@@ZealandonYT I have the same issue. Danish, swedish and spanish players doesnt get new faces. I made a new unemployed manager and my current save is in Denmark

Used to love using this, but both 2021 and 2022 after 5 season exactly on both games it stops generating faces for my regens. The only workaround I ever found was generating new faces for EVERY regen including ones that I'd already previously given a face. It ruined it for me, so now I just use the silhouette faces because seeing my players with new faces every season ruined the immersion. It's a real shame because I love the idea otherwise.
Quick question in the hopes that someone can assist even given the age of this video. Does this pack work with 'newgen' players in custom teams and expanded databases? Eg, newly created teams that have players generated in them because they have no 'real' players? I ask because I have successfully implemented this pack on my Leeds save, but I have started a Red Bull London save and despite the generated players showing up on the 'is newgen' filter they are not getting the faces applied to them? Other newgens at the start of the game seem to be working. Eg, players in Japan and Australia that have custom databases in my save. Any tips greatly appreciated!
I am in season 2027/28. I will try to install this, and let you know in case my computer survives and does not explote due to the thousands of new regens faces that need to be generated

Great facepack and great install guide. One problem I'm having is it's not got the allow duplicates in the newgen manager and also its not updating the faces for every newgen in my game?
Did everything as you said but after I clicked Replace Faces I get a pop up Error "The RTF file is invalid"

Simply just doesnt work for me. Everything went fine, no errors, but when I click generate faces and go back onto the game the regen faces are the same and I've just lost my current face pack so everyone has blacked out faces. What am i doing wrong? (windows)
The one thing that bugs me more than it should is the number of newgens I got with white hair on the pitch but there were no photos with players with white hair in the pack.
Why cant SI just add things like this to the game?

Just a comment / workaround: on my Mac, "preserve" does not work, it gets stuck at Map To. So I found this workaround: I just create a search for the 14 to 17yo kids and I use generate on this file. And I manually remove from the text file my own "already faced" players (as I don't care if a guy in Guatemala changes face every year).
How big is the facepack and all associated files when unziped and installed? Also does it need to be saved in documents like all other SI graphics? It looks really cool but im just running low on my main HD with my documents on it. Thanks,
Just a quick tip, I didn't have any icons in the unemployed manager side bar, until I unchecked "icons only" in the skin preferences....
I play on a Macbook pro and have literally no free space. Can I keep the 9GB facepack file on cloud storage or external hard drive?
Credit to these guys and the work they put in! It makes me want to play my games longer if I don't have to look at those blocky faces and dodgy moustaches!

Another helpful hint is that you need to have the current version of the Zealand skin. I just spent 2 hours trying to get it to work and it turns out I had an older skin installed that prevented the NewGAN faces from showing up properly.

I have a question about this facepack, once you install it once at the start of every save, does it continue to update the faces of youth intake for all upcoming seasons ? So in my 5th season youth intake, they will still have faces ?
really really great work much more fun to play fm now I only have 1 issue sometimes the player photos seems a bit blurry?? can this be some kind of configuration I got wrong or are some pictures of the regens just a bit blurry in the folder.

Is there a limit to the number of new faces that can be generated? I have been using the faces for every time I get a new youth intake for all players in the entire game and now in 2026 when I go to replace the faces even though I am doing exactly what I have done for all previous seasons the faces are no longer changing. Is this something I am doing wrong or is there only a certain amount of faces/years that you can use this for?
Will I need to just overwrite all my faces I already have generated or what would be the best way to get the new years faces in? Out of all the people I think maybe only 5% got faces

I have a problem with installing the program for MAC OS Monterey 12.0.1. The program crashes when I open it. How to fix it?

i used the app and works fine for all players except the ones on my team. former players or random players got their faces. my team's players didnt
FIXED you always have to create an unemployed manager to have all players
It worked perfectly till 2nd or 3rd youth intake/year. Now new intakes are not getting faces. Any idea why that could happen?
Tips for any1 having issues:
apply filter first
do not scroll after Ctrl-A
Use English(US) language on FM
Use Base skin
the RTF file might prompt you for the encoding - be sure to use the corrrect one that allows you to see the names properly.
do either generate or preserve - both work fine.
remove cache options (2 options on the preferences search).
clear cache.
reload skin.
this should work.

I've been using the facepack for a while so I'm pretty sure I'm doing everything right because I'm not doing anything different, but I'm having two issues. First, the newgens in my most recent intake generated with faces. I have been told that there is an issue where the game is reassigning UIDs, but all of my intake players are English, so I cant really tell if this is the issue because it's nearly impossible to tell if the faces are being mapped to the wrong ethnicity in England. Second, I have a few players that did not get a new face after following all the steps like I normally do. I tried to find some common thread, and when I sorted all of the newgens by their UID, it puts the shortest UIDs first, and I found that all of the players with a 6 digit UID did not get new faces, while 8 digit and 10 digit UIDs did. There are less than 20 of these players, so I considered ignoring them, but a few of them are decent, and I will probably run into them in the future, and would like them to have a face. Any ideas on how to fix this?
