Smooth shifting gears make bike riding a pure pleasure. There is nothing worse than a slow shift or missed gear change at that crucial moment. Ex-Professional cyclist Simon Richardson explains how to change your gear cables on a Shimano equipped bike so you get silky smooth gear shifting.
It is important that the outer-cables are the correct length. If they are too short the will have increased friction as they will bind when turning your handlebars. Too Long and they won't just look untidy, they will also have increased friction as they are inside the housing for longer than required.
After cutting the outer-cables to length we cannot reiterate the importance of making sure that the ends of the outer-cable are as circular and flat as possible, remembering to ensure that the liner is not squashed. This allows the inner-cable to enter and exit the outer-cable as smoothly as possible.

The easiest way is to buy Sram Etap.
If your shifting cables are exposed where they run under the BB shell, it is better to use 2 pieces of the guide liner tubes, one for the length of the chainstay and the other one for the downtube. That way it will be easier to add a short piece of the liner to protect the exposed length of your cables from the elements.

Use a really sharp axe (or machete) to cut the cable outers. Makes a very clean cut
Change your cables regularly, even if your derailleur seems to be shifting fine. Then perhaps you won't end up with a broken rear derailleur cable and no rear shifting when you're 15 miles from home (like I did last month).
Am I not watching carefully enough or you really missed the step of taking out the old cable out of the shifter?

Missed the step of pulling the old cable out? Just find where the cable goes and take it out. How hard do you think it is?

Here's a tip:
Bar tape still good, but the adhesive is too strong? Bar tape tearing as you unwrap it?
Use a hair dryer on the handlebar as you lift off the tape. This softens the adhesive and helps it release. This will prevent tearing the bar tape and hopefully allow you to re-wrap the flats with the existing tape, good as new.

To prevent your housing from crimping when cutting it to length, I run an old gear cable through, and then cut it.

Great tip, but I'd use a cheap bit of new cable to avoid contaminating the outer.
Carmen you seem knowledgeable, do you suppose a Dremel would give good results for cutting cables and housings to their proper length or should one invest in one of those specialized cutters
Perfect instructions. I did my first internally routed rear derailleur cable replacement today, using this video, and it was all the guidance needed. Even used a Canyon bike... :) One interesting difference was that the original cable inner came out with a plastic tubing sleeve for the internal run - probably stops rattles and keeps it cleaner under the bottom bracket exposure. I refitted it on the new cable (only did the inner, as an urgent fix). I used a length of 1mm teflon tubing I happened to have - just the right diameter for the job.
Worst thing about these videos is they make me want to buy 4 figure bike, that Canyon is gorgeous!

Only that you mentioned "troublesome downshifts" helped me solve my problem as I could not shift to the biggest ring of the cassette. Turned out the cable was torn inside the lever! Replaced it and everything is perfect now! Thank you!

I have a smattering of Sturmey Archer 3 and 4 speeds across my fleet and my rule is to only change a cable if absolutely necessary. it's pretty tricky to install a new one without having to live with ugly pinch bolts. My oldest gear cable is 39 years old and still going strong.

Great video! Basically never had repaired anything on my bike myself and I could do it - one tip that was missing in my specific case: to check if the end of the old cable (the little metal knob) is still in the shifter in the handlebar - was the case after I had wripped the shifting cable - had to remove the bottom of the shifter to get it out of the system
I have the same problem, but can only see the frayed end of the old cable. pulling on it with pliers doesn't get it out, it's stuck. Is there a trick to this?

Two critical pieces of info missing from this and the rear derailleur adjustment video I just watched. One is to pre-stress the cables after the initial installation (and before doing the indexing adjustment). Doing so seats the ferrules and gets rid of so-called "cable stretch," so the indexing adjustment will remain constant and not need a readjustment later on. Two is to check the hanger alignment before setting the limit screws and indexing, because without good alignment, no amount of adjusting will ever work properly.

I bought a 2m length of outer housing and stripped off the outer casing and steel reinforcing leaving a thin, blue plastic tube that worked perfectly.
The jagwire liners do work perfectly. Just used them myself 👍🏼

It would have been good if you elaborated on routing around the head tube (criss cross) or direct.
It's crazy how many bikes are set up OEM with the cable housing mashed against the head tube after exiting from the bar tape and taking a sharp curve to the same side of the frame. This is simply stupid. That bike manufacturers aren't routing cables this way (right cable to left side of frame, and vise versa) at this point is almost criminal. My LBS showed Cannondale this trick 25 years ago, after which they made this SOP for their builds. (We also taught them how to overhaul the Headshok, but that's another story.)
I love this bike so much. Btw you couldn't be more right about the quality cable cutters, I can't count how many cables I've ruined with cheap cable cutters.

The video doesn't show the part where you remove the old cable from the shifter. Pain in the ass if you don't know how.

My rear cable frayed and broke at the shifter end on a ride yesterday (annoying as bike had been serviced the week before). The end of the cable has disappeared, frayed strands of cable are visible near the pulley/guide. Ordered a shimano stainless cable, going to have a go myself as my bike shop are closed for a week. I ride 4 times per week ATM. Have a second and third bike but love to ride my ‘best’ bike. Where do you get the plastic tubing as someone else also asked?

A head torch is also good. Heads up on the Flight, Podium 1, black and white model, the internally routed rear gear cable in the down tube does not need a plastic inner sheath to guide it (the exit hole at the bb is so small that it dosnt fit) putting the inner cable straight in works

If you happen to lose the small metal item that crimps to the end of the cable, you can always substitute an electric wire connector. They come in a variety of sizes and cost about 1/10 as much as an official end piece,

Sometimes the plastic liner can get crushed further down the sheath. If the probe won't reach the crushed point, use a heavy gauge wire (not braided) and slide it through the point. The end Ferrel will need to be secure, double check that it is fully crimped. If you buy non-lubed cable, be sure to use a wide temperature grease. The easy way to apply is rub grease into wire with a tooth brush, then wipe off excess with rubber glove (not cloth). A well lubed wire will drop through the sheath by gravity only. If not wipe wire again. Twenty years making cables you learn a few things.

for me i just make sure that i dont remove both the old inners and outers at the same time. So i'll have a guide for the new inner or outer to follow when i install them. Haven't really seen a need for the plastic tube method shown here
Awesome tip on using the inner sheath to make rerouting internal cables easy! FYI, I'm having fantastic results with Jagwire's teflon coated cable and compressionless housings - silky smooth action.
Also - for those doing this job on a bike they got from a shop or on order: You can almost always shorten your housings which will result is somewhat less friction (small difference). Shops will nearly always build with 2-3 inches or more of unnecessary housing length. Just be careful not to go too short as they cover here at around 4:50.
thank you for saving me 60 bucks mate. my LBS wanted to charge me a basic tune up price to install the brake and shifter cables, even though I am supplying brand new shifters and brakes with the cables already installed in the device itself ( its a 2 in 1 shimano tourney I am trying to get an old Giant rincon I found at an estate sale road ready because the cables were rusted and exposed)

I've never been happy with the results of using outer cable cutters. A Dremel gives nice, clean cuts, and allows you to sand the end at the same time.
@6:33 seems like every single video on youtube about installing shifter cables glazes over or doesn't cover at all the one part that I'm personally stuck on: how exactly do the ferrule pieces connect with the shifter mechanism? I can't get mine to go back on properly and for some reason, no one shows this, the only part of this whole process that's tripping me up.

I ordered a 4 meter long piece off amazon, I believe that same sheath/tube is the innermost layer of a cable housing if you feel like stripping everything else off an old piece you’re removing
@Bon Scott the description lists internal diameter as 1.8mm and external as 2.6mm. It’s worked for both brake and shifter cables

The previous generation 11spd doesn't need that special piece of cable housing (rs900) for the rear derailleur. That is designed for the new derailleurs that have much shorter cable routing to the frame...

I've heard you can use a vacuum cleaner and cotton string if you need to feed through a frame. Put the vacuum at one end and vacuum the cotton string through the other.

A good video. Please, could you show the procedure for changing the cable for the left shifter - the two ring gears? You now have two videos about changing the cable for the right shifter. For a somewhat "feartie" at bike maintenance, a video dedicated to the cable that operates the two rings would be a great help.
Looks like I will be taking mine to the shop. They have all the tools and expertise and will get it done 10 times faster and without the frustration I will have attempting this task.
I was having trouble, only in in cold weather, with the three biggest cogs skipping around, despite having changed the cassette and chain fairly recently. In desperation, I thought I'd try changing cables and housings. I had to use the magnet trick on the rear cable, and had some challenges with the internal routing housing on the front, but complications were overcome and lo and behold all the gears work well, and overall performance is noticeably better. I had no idea how much performance had declined over 5 years.
Typically, when experiencing shifting issues "only in the cold weather" it's a matter of lubrication, even inside the hand shifter.
I live on the coast in Oz and the cables need servicing more often,a bit of Rock N Roll (blue) on the cables makes all the difference in longevity.
Any idea on the dimensions of that plastic tubing? I guess the ideal id would would 1.3mm but what about the od?

Just used this video to do my right shifter, but could not find a thin enough plastic tubing to use out of all the ones that I had in my garage, nearest was 1mm to big. So used a vacuum to suck a pieces of cotton down the frame to the crank case under cover then pulled the cable down, out the back end was easier. So all done only to discover that the ratchet on the shifter is buggered!!!! Oh well!! More research as no bike shops open near me due to the Covid-19!!! Excellent video though.

For the benefit of everybody with this issue, Google 'Jagwire Slick-Lube Liner' - it is like an inner tube for brake cable housing, it should work perfectly to feed new cable through the frame.

@@beeble2003 Yeah, I'm sure some are, but in my experience, a lot seem to insist on complete shop loyalty. from parts to labor. Last time I was in one of ors LBS's, the guy was essentially making the argument that it was incumbent on me to pay more for parts, and use their labor, in order to prolong the existence of local bike shops. I told him I was very concerned and sympathetic about the disappearance of small, locally-owned retail stores, but that I simply can't afford to pay $50 for a damn bike tire, when I can find THREE decent tires, for that same money, on the internet, and that I'm perfectly capable of doing 95% of bike maintenance, myself.
Timely as I'm about to do just that.

Thanks, as always excellent videos with only the best relevant information. I live in Australia, does anyone know where I can get the inner sheath you used to ease guiding the cable through. To date I've been using fishing line but much prefer the tubing you use.
For those interested in getting the sheath to feed the cable through. Get a length of outer, strip it down (remove plastic, wire surround) and hey presto there's a perfect plastic tube inside!
Amusingly, it's almost impossible to get hold of that Shimano 9100 cable pack in the UK from any of the usual sources. I had to get the small outer for the rear mech from an ebay seller in Taiwan!
Any detailed videos on replacing the front Derailleur cable? I totally messed up the L/H screw starting positions and cannot seem to get it to index correctly through all three front gears. I am starting with the smallest front and largest back gear.

I'm trying this tomorrow, looks a very clear video. But how did the clear plastic tubing get from the top of the frame all the way down inside the frame and exit at the rear mech? Did it just push through when the cable itself was fed into the frame from the bars end? What happens if the tubing gets stuck midway?

Question: on my shifters there is a little plastic "screwing thing" that I can use to micro-adjust the shifting -> do I need to fully screw/unscrew it before putting the new cable in, or should I set it approximately in the middle of the screwing range ?
