    I have organized three campaigns: Season 1 Spec Ops, Gallowdark Expedition, and a third campaign that was a mix of the two. Over a dozen players in each one. We noticed in the first campaign that elite teams had a tendency to snowball with XP gains by earning more per operative than teams with a higher operative count, so we added in some between-games bonuses to smooth that out, and it seemed to mostly work.
    But by the third campaign, Ashes of Faith was out, and Chaos Cults went absolutely HAM with our "bonus XP" house rules. Obscene Pulpit. Holy crap, indeed. But it didn't matter! As it turned out, none of the Cults players even played a third game -- in part because it was just too hard to keep track of all their battle honors.
    More than any other team, that one has convinced me that sticking as closely as possible to the out-of-the-box rules for narrative campaigns is the way to go. Leveling up can be a slog, sure, but as Run D.M.C. says, "It's like that, and that's the way it is."

    KT-Dash integrates all the bonuses and penalties of Spec Ops. It's not perfect but it helps keep you from forgetting them.

    As someone who just started an 8 player 13 week spec ops at our store with VET GUARD but literally every other person is running an elite team. I heavily sympathize with bookkeeping 14 guys.
    my solution is paint
    every operative has the number they are on the spreadsheet under their base so only i can see it when they die.
    if they get a tac op they get a blue stripeon their base side, kill is red stripe and mission action is white stripe.
    We've also adjusted ALOT of the narrative missions since so many of them can be horrendously imbalanced sicne they were made years ago. a good rule of thumb is that if you have an end of battle mission(ie.subsidense from into the dark) you should count standing on objectives as mission action xp without actually rewarding vp for the turn. If you dont do that youll have alot of games where very little operatives will get xp from anything that isnt killing horde teams.
    were on week 3 so far and not many problems have shown up yet so we wish you look on yalls narrative journeys!

    I have done two campaigns, the XP limits are there to balance the game out and create more risk/reward for putting operatives in dangerous positions. I ran it a little more like a DnD campaign, allowing some small changes to Spec Ops missions that are in the various books if I felt things were looking a little unbalanced and to also add some flavour.
    The upgrades available to change the overall balance of the teams as they progress, but as long as no one pulls ahead too much, they can be countered by other assets or requisitions.
    There is also the casualty roles which.. well.. Dice to be dice.
    Not tried Ashes yet, but will be soon to see how it plays out. I will heed your advice and adjust accordingly.

    I use individual data cards for each operative, with their boons and debuffs equipment written on them. And before a game started, I’d blutac some tokens to their base for battle honours and battle scars. I used the ! Token fur BH and X token for BS.
    As for XP, for a short campaign we scrapped it altogether. Instead after each game, after rolling for casualties, you select one operative who participated in the game whom didn’t receive the cerebral BS this game. They level up. Then this operative cannot level up again until all operatives on your roster are the same rank or higher. (This helps balance hordes and elites btw, as intercession teams would have 2 BH each before Vet guard have 1 BH each. It also had the added benefit of not having to track each and every XP earned for each operative during the game, speeding up the games and reducing the book keeping.
    There are however many other ways to get XP outside of a game, assets, requisitions missions rewards. For this, mark it on your operatives datacard as normal, when it gets to 6, they level up. (They CAN do this even if every operative on your roster are not the same rank) then remove all their XP.
    I also definitely recommend playing the narrative missions in a narrative campaign, despite some missions being wildly one sided, but they are truly some of the best fun missions I’ve played. The gallowfall mission where you must hold back the enemy while you preform an operation on a NPC was really cool. For added risk, the winner of the last game was the defender for this mission and they had to choose one of their operatives on their roster, if the attacker was able to execute that operative, it was given the slain BS and removed from their roster. BUT! This is in no way balanced. But it was really funny. XD I lost my revelatum operative from my exaction squad.

    I play narrative almost exclusively since the beginning and it’s why I play. I think you highlight how tracking such large teams can be tricky. Almost any other teams would be easier. More recently, rather than count xp, my opponent and I will just award one battle honour to an operative each game (not the same one twice though).     Sucks this happened because no one has made a play through of the ashes of faith system and I was looking forward to seeing a full campaign of it.

    GW "campaign systems" are hardly playtested at all, I believe. There are tons of options to gain, loads of tables full of bonuses. Playtesting them all in all plausible scenarios and combinations would take ages even for a large team.
    I think it's just one guy who gets 2 or 3 weeks to write everything down, because other important deadlines (production of physical product related) need to be met, so he works overtime producing whatever strikes his fancy, just to meet the word quota. And afterwards players treat this as official rules, so something akin to the word of god, which is weird, as, if they have tried out the campaign, they probably have more experience with it than the writer.
    My KT group tried playing Spec Ops, but it was such a dull, mechanical experience. Zero extra excitement wasn't worth additional bookkeeping and imbalance.
