Just did this today. I have a few tips I can share;
1. Definitely keep track of your washers.
2. If you're having trouble removing the original burr from the shaft (like I did), let it sit in hot water for 5 mins. The metal will expand and it should come right off.
3. One thing I've noticed is that with the larger M2 burr, my grind settings have all changed. It likely needs recalibration but any setting lower than 10 won't allow any beans to grind at all - the burrs are too close.

So, I had a look at baratzas service recommendation for the virtuoso and noticed they used a funky looking vice grips they recommend. Looking at it I realizing the top of the burr is hex. Sure enough a 21mm socket fits on top. So I used a 21mm socket and an impact gun (on low settings about 50-100lb), it took me all of 4 minutes maybe. There is no need to disassemble the grinder, just remove the outer burr and wing nut. If you don't own an impact gun, used a ratchet and a hammer (be ginger, little fast taps) and it should do the trick.

Has anyone done this recently? Is it really this easy? I've only been reading horror stores. Am about to attempt this and would much prefer this route if feasible.
@@miles267 I did it when I posted. It was pretty straight forward as I remember. I strongly recommend using an impact gun. A hammer and ratchet might work. But with a hammer and ratchet it will really depend on how well you deliver the energy. You need a very quick but not too forceful hit. It's about breaking torque not constant torque.
@@notsam498 thanks for suggestion. Do you recall whether the burr tightens clockwise or counterclockwise? So I know which direction to loosen.
your method worked with great success. I used a 21mm socket + ratchet. I held the ratchet tightly on the burr, and tapped the ratchet with my fist. Easy!
Thanks for your video, Nathan. I would add a few things based on my experience taking apart my Encore today: 1) Baratza recommends a Torx10 screwdriver for most of the inside housing screws that you refer to as a "2mm hex". 2) It was helpful for me to take a picture of the washers below the drive gear when I took that apart to keep them in the proper order when putting back together...there are 3 thin washers and one slightly thicker washer. Baratza has some handy pdf schematics that I found on their "Replacement Instructions" for all of their replacement parts like burr or drive shaft. 3) I could not get my burr off of the drive shaft to save my life!!! Baratza recommends a 13mm wrench, but I decided to order a new drive shaft ($5) since I marked up the existing one with my pliers trying to pry the burr free.
The content creator, I think, went at the disassembly perhaps with brute force, judging by his description. The easiest way I found to remove the nut (did this only once ever and successfully) from the conical burr shaft is to use a set of "vise grip locking pliers" to very snugly (but not overly--just only enough to securely bite down) clamp down on the conical burr that is wrapped around a 1 1/2" cut piece of on old bicycle inner tube (from a old school mountain bike tire). This will protect the old conical burr (in case you wish to save it) from being damaged during disassembly. The force to remove the nut from the star washer is relatively small once both the vise grip and the 1/2" wrench are secured and ready to turn on opposite ends. Turn the wrench counter-clockwise while simply holding down on the vise grip locking pliers. The nut came undone with maybe say less than 1/16th of a turn of the wrench.

Thanks for the very useful video. (although I did cringe a little when you used pliers instead of a wrench 😬). A suggestion for anyone who has trouble getting the bottom burr to release - instead of taking the whole thing apart, use a 3/4" six point socket in a drill or impact driver. The socket barely fits, but with a just a little pressure it will stay on the end of the burr. Put it on the lowest speed setting, and just give it a little goose (clockwise). It will free right up and save you all of that trouble.

Overall very helpful. I struggled with getting the burr off the drive shaft even after taking everything apart, but @Daniel Yonge's tip to use an electric drill on the shaft (with gloves!) did the trick. Also found that snapping the plastic gear back into place on the drive shaft is much easier if you do it before inserting the shaft into its housing.

Nice video. If anyone is reading this, just buy a new drive shaft with the M2 burr. Removing your old burr from the original drive shaft is a pain in the ass (as you can tell from the other comments) and took too much time for me. A new drive shaft is only a couple of dollars and really simplifies the whole process.

What I did to remove the old burr without taking the grinder apart was to use a clean 13/16-inch socket, a short extension, a ratchet handle and a gentle clockwise tap .

Hi Nathan. Thanks for the information. While following your instructions, it occurred to me that if I took a needle nose and held the motor spindle at its base the burr would be locked in position and I could then use a socket to spin it off w/o having to dis-assemble everything. I tried it, and it worked. Changed the burr in about 3 minutes. Front to back. Thank you again!

I followed Nathan’s vid until the motor is accessible without removing it. I then pinched with needle nose pliers the motor spindle /axel at its base, outside the windings case( the little nub at the very bottom of the motor) locking it in place. I then removed the burr wingnut. Next used a socket wrench to spin off the old burr.

I just swapped in a new burr holder as it had snapped a tab the other day. I’m looking forward to the new single dose hopper Baratza is about to release.

Currently in a very dark place trying to separate the burr from the shaft. I've all but destroyed the shaft, used every tool at my disposal. Couldn't have possibly imagined just how difficult this is! Buy the $5 shaft ahead of time! I'm trying out penetrating oil to see if that'll free it, if not i'm just going to order a new shaft and pay the $10 shipping once again. What a miserable process this is.
Oh no! I guess some baratza are slightly different for this. Ive heard people say it was way easier than when I did it and I've heard people say it was way harder than when I did it. Hopefully you get it all taken care!

Well I’ve had an Encore for almost 20 years, home roasting in a wood oven . So every roast is different and I sad just with every roast and I don’t use pressurized baskets. We have had an espresso machines for almost 30 years..usually low end Gaggias.. and I found the Encore fairly reliable ..I have only re placed the burrs once and the paddle wheel ( if yours is over 10 do this , they age and break and then , no coffee for you bud ) And we do grind every day . I will say the housing screwdriver pry off is bogus and the machine does not do as well with oily, greasy beans .

@@CabeensCoffeeCorner Yes a long time and it’s showing it’s age a bit , the plastic housing is cracked now where you pry it loose, I broke the bean hopper a bit during the last tear down ( replacement on order) , I stepped on ( oops!) and broke the little clear chute that directs coffee grounds to the bin…can’t find it on the parts replacement lists but it’s now held together with duct tape …lol.. running great at the moment …haha ….if I have a big problem I will buy a new Encore ( or a used one on EBay) and hold on to mine for parts.
Got everything assembled just fine, but could not get the burr off no matter how hard I tried. Definitely turning it the correct way knowing it’s reverse threaded.
Thanks for the video, helped me a lot. This was definitely the most frustrating part. I ended up putting the bit in the end of an electric drill. Gripped the burr with rubber cleaning gloves and made sure the drill was going the right way, and drilled it off. Came off right away!
More rehearsal and familiarity with the parts terminology would have helped.

More even grinders. I actually upgraded so I only used it for a few months
I have a 10 year old encore that I am doing this mod on... I was trying to be really careful with the shims... but sadly in the process of reassembly I lost track of the location of 1... I had a total of 6. How many did the rest of you have? Any recollection of how many went under the burr side vs the other?

Hello Nathan! I could use some help. So I tried all of this, ended up struggling a lot to get the burr off the shaft. But finally got everything back together and now the whole thing sounds really week. When I first flip it on it doesnt start running right away, it kind of starts, stops, then starts going but weakly. Any ideas what I could have done wrong?
Is there a fuse in there? my unit stop working and I'm hoping it's something simple like replacing the fuse.

Hey! I just purchased a refurbished Encore with the M2 burr grinder. Every bit of research ive done up to this point did not suggest I purchase or replace the ring burr precision holder #6374. Is the necessary to complete the swap? The replacement guide which Baratza provides does not include that part in either the Encore or Virtuoso guide. Thank you for any information. Your video will be very helpful when I swap the burr!

I have a new grinder but the upgrade M2 got lost in the mail. If I use it before the other part comes, will I need another part to make it work?
Any reason to replace the ring burr also, or can I just use the one already on the grinder?

Forgot order of my shims on the burr shaft and still grinds fine but my setting seemed to have changed by 5 or 6 clicks, what did I do? I was brewing a v60 on a 12 and now it’s at like a 115

At 2:02 you show the upper, ring burr holder - it is shown INSTALLED INCORRECTLY - bad idea in an instructional video! It's rotated 180° from the correct position.
You correct. I took this apart and then quickly put it back together for this video. It doesn’t work well if its in the wrong place and its pretty easy to notice. Good eye though

Hello! I just replaced my burrs! Did you have to re-adjust your grind settings for certain brews or did the number stay the same as when you had the old burrs?

mostly i'm just really depressed by how easily manufacturers could be making better grinders. "oh but the build quality" everyone squawks when they're justifying a thousand dollar grinder. and i'm looking at the pissy little motor in a grinder like this -- which will probably die if you do a lot of espressos -- and thinking about the huge motor and big precise bearings you get if you buy a hundred dollar bench grinder for your workshop. and admittedly, *great* burrs are super expensive, but pretty-damn-good M2 burrs obviously aren't
i think perhaps the sad fact is that the market for making home espressos in non-pressurized baskets is TINY, relatively speaking. you won't see a simple, effective, commodity grinder emerging out of china until modern coffee culture emerges in the chinese middle class

@@CabeensCoffeeCorner yeah, i realise you're not building an espresso grinder, but we're depressingly far away from affordable espresso machines given that these affordable burrs are quite good for the job
Agreed there isn’t much on the cheaper end unless your willing to hand grind which sucks for espresso
can't watch the whole thing.....too much clumsiness.
The Baratza encore is old technology no longer worth considering. It cannot make quality espresso regardless of mods. It’s an exercise in futility. Those that think they can are only fooling themselves and often realize this when they experience a high line coffee grinder or a very well made hand grinder. Don’t buy the encore or it’s upgrades, and if you own one throw it on eBay. You are missing out on great coffee!
It gets the job done for a lot of people but it definitely won’t work for espresso
