Here's a scenario - With Peter Capaldi as the 8th Doctor, the short "Night of the Doctor" does not exist. Instead of John Hurt as the War Doctor, Capaldi's 8th Doctor takes the place of the War Doctor and joins Tennant & Smith in the 50th anniversary special.
I had similar thoughts on this. I could easily imagine a Capaldi version of Eight being the one who ended the Time War - being angry and tortured as he approaches the Moment and then having a look of peace on his face and joy in his heart when realising his Doctor can go back to being kind by working with his other selves to hid Gallifrey in the pocket-universe
or how about if the 9th doctor was in the 50th anniversary special, I don't know how it would affect things but I do lick Chris in the role or hell, if Chris was the 8th doctor instead of the 9th.
Thing is the only Reason Peter doesn't do Big Finish or come back is cause he thinks his 3 Seasons nailed his character ark and doesn't want to ruin it where as with this it would be different, so I think what would play out would be 1996=The Doctor Who Movie (Due to being a way bigger fan boy and determined it would happen sooner) 1999-2005=Big Finish 2005-2010=Series 1, 2, 3, 4 Specials and Series 5. come back to the 50th Purely cause the Story would need it in 2013 and that would be his whole run. the 9th Doctor I think would be David Tennant who would probably play the role from 2010-2017 doing 5 Series (6-10)
One interesting thing would be the whole face storyline. During Tennant's run, Capaldi played a character in the episode fires of Pompeii which would then lead to the face ark. I wonder how that would go here.
I am in the middle of rewatching Peter Capaldi as DW. I am feeling a vibe that they are trying to were trying to give him a love interest with Clara, hence when she found a boyfriend and him constantly calling him a PE teacher in addition to acting neurotic around her. Clara was just trying to fend off her abuse the Doctor served her. She also learned how he acts and how to solve problems. She came up with the idea to trick the 2 dimensional people into getting the dimensions back to the tardis. She was also a first call when the Doctor wasn't about and gave good orders to UNIT. I think after she entered his timeline on Trensalor, she also incorporated a good portion of his thoughts and processes so then the tardis was able to accept her to be able to use the thought channels to pilot the tardis the couple of times to seek out Orson and Danny Pink.
What about a what if Paul mcgann returned as the 14th doctor after Whitaker left instead of David Tennant and the bi regeneration between him and Gatwa happened so Mcgann got a spin off
I actually did research on this, the other month. & the actor who came the closest to being the 8th Doctor instead of McGann, was Liam Cunningham! 😮 My scenario was different, but similar. Yes, Cunningham was still the Doctor in my scenario too. & Capaldi was now the 10th Doctor, instead of the 12th!!
With Ncuti Gatwa being the first LGBTQIA+ Doctor, here's an idea for a What If: What if Tony Slattery had been the Eighth Doctor? You can find his 1994 audition online.

I don't think anyone's suggested that Season 17 video, but I could be mistaken. It certainly is one I could one day. I was thinking about whether I'd like Season 18 any more if it had Davison in it the other day (not to say I don't like Tom. I just think he looks so over it during that season, and that maybe a new Doctor might’ve helped improve that season in my eyes). I'd have to time everything right in that scenario though, so that JNT still comes onboard as producer and casts Davison. And Shada would need to be finished as well probably.

The costume might’ve been different as I heard it was based on McGann’s look in The Hanging Gale (not something they had in mind before). Similarly the 8th Doctor’s hair was derived from McGann’s hair during his audition.
