- Robin & Roger are back with another podcast episode to help you in your everyday work life and we’re looking at getting organised and keeping track of materials, time and even ‘people’.
We’ve managed to get to 10 episodes without mentioning Brexit but we slipped in this episode so sorry about that, it’s only a little bit!

Although our RUclips channel is mainly reviews and 'how to' videos, we want the podcast to have a broader appeal and help people in their everyday life. Many of you want a podcast to listen to while you work, walk the dog, go for a run or a long drive and we want to be your go-to podcast. Great Pod! Thoroughly enjoyed it......even the rant. Being a "one man" business (plumber) in the building industry, I can definitely relate to the importance of "Job Organization". Having to do all the work yourself, organize materials, keep clients happy, answer the phone calls etc. I just found it difficult at the best of times. There were just not enough hours in a day. Some days could get very frustrating and unproductive! Thanks for sharing.Cheers.
7 dirty words you don't want to hear at 5-6 p.m. on a Friday night. "while you are here, can you just?" It's 1.09 a.m. I have a 2 days off. Woohoo! The wife's away for the week-end.

next podcast you guys should talk about health and safety. Also dealing with hazardous material such as asbestos. What kind of personal protective gear you uses and make your guys wear. dealing with health and safety inspectors. etc.

Great episode, as i say it's always tough at the top, so that's why i like to stay middle of the road with my jobs now and not to take on anything i know that i may lose sleep over.

Good stuff guys, we've got the same problems down here in Oz, no matter how organized you can be there's always something or someone who drops a spanner in the works. We can't blame Brexit!!
The situation you really don't want to find yourself in is where you can't afford to buy the materials in a timely fashion, because the knock on effects just make that situation even worse.

Thanks. We almost cut it out because it was a bit off-topic but, to be honest, it was the bit where I woke up. Doing these at the end of a day's work is difficult sometimes.
A few random thoughts:
Sometimes you can be too busy working to actually make money, when I have a lot to physically do during the day then its easy to let the management side of things slip.
Don't waste too much time tracking down the cheapest price for everything, Ok maybe I can save 10p a sheet on plasterboard but for 250 sheets thats only 25 quid and i've spent an hour ringing round. Negotiate good terms from your friendly local merchant and stick with them if possible, you will get better service which is worth more than a few quid saved on prices.
Build up a team of reliable and trustworthy subbies, people who share your values and who you can get on with and be mates with. Don't expect to cut everyones price or day rate down, pay good money for good work.
Not sure about using software to help organise things, I still do stuff longhand, big notebooks and lots of lists. I keep a book for every job and make lists at various stages of the job then tick off as necessary. I write lots of stuff down like workings out for quantities etc. and prices and quotes. Lots of stuff done by email which is easy to access during the day on my Iphone.
Lots of its in my head though, I just instinctively know whats coming up and plan accordingly. We only really run one job at a time which makes it easier. I made the mistake of running multiple jobs years ago and wouldn't do that again, you can just end up pissing everyone off.

I'm a software engineer and we use something called continuous delivery to build faster. I have no idea how it would work in your industry but the idea is that we have a test system that we can automatically run that we build in parrallel with the software to test every nut and bolt of how it works form the smallest component to an integration test that tests how it all fits together. This allows us to ship small chunks of work over and over, refining our system until it is perfect. This way of moving in many small steps allows us to ensure any bug or issue we introduce can be targetted and fixed almost instantly. It also means we can focus our efforts on what works and what doesn't. We optimise our pipeline so we have as little in flight as possible which avoids the nasty issue of two people accidentally trying to work on the same thing and stepping on each other's toes. If you're up for an interesting read I would suggest "The Goal", it's about how factories optimise their workflow to make their output as efficient as possible and probably has some interesting points the apply to a lot of what you said here.

I agree the people on the shop floor get left behind and are left to fight every inch unfortunately. so when you do get a raise your made to feel like they are doing you a favour...when your the one who deserves it and has put in wayyyyy more effort to make them loads more money than the rise you may or may not get.

Well guys, it's March 22, brexit got done then covid hit and then straight into the Ukraine crisis but we're still working, still juggling time and materials. The next few months will be interesting if we all survive! Great podcast.

I am organising two small new houses built at the moment, but I have already got the Plaster board inside the building before the last window installation. It is easier to have a crane and scaffold then manually moving through the stairs.We use 4.2-6m x1.2m very often in New Zealand.

Great podcast guys. Spreadsheets all the way. I do kitchens and bathrooms and I spent nearly 10 hrs one weekend making a spreadsheet that integrates my surveys, costings, quotes and invoices so now instead of it taking a couple of days to sort a quote out in now (for the majority of the time) on takes a couple of hrs max giving more time to spend with my kids.

ROGER, you always speak sense, regardless of wether it sounds like a Communist, or what ever. What it is, is Humane , fare, and a beautiful thing. It inspires me to hear people speak from the heart. I usually make a list of materials I need during the day , then call in the merchants t 4.30 to pick up everything . This saves me a good half hour in a morning when the merchants are at their busiest . This means I m usually at my customers at 8am , far more productive way of working
Only just come across this video. I’m a project manager and for my site work I put all the tasks in a spreadsheet as robin does to estimate and then create a little chart of the order they need to be done in and rough dates of when they’re needed. From that then every couple of days just have a look ahead at the plan and see what’s coming up in the next 2 weeks etc. Works really well if you’re disciplined
I’m an IT guy with 20 years experience, then fell into installing smart homes and security and now am moving towards full M&E and eventually building. I just really enjoy it. I have tested a lot of cloud based applications to help manage businesses and nothing seems good enough at a reasonable price. I’ve now taken rest of year off to catch up on maintainance jobs and (with a lot of help) write a new application. I think I can solve a huge amount of the problems your talked about. Would be good to have a chat about what would help you.
I worked for a big company who installed trackers. One guy was call into the office and was asked why he stop half way to his next job. He explained it was a hot day and he needed a drink. He was then informed that if he did it again he would be disciplined. So now if the same thing happens he leaves his van at the first site goes and gets his drink come back to his van and drives to his next job. Net saving to the company zero. Cost to the company treble, because he now can take longer to walk to the shop and back, than if he stopped as he passed.

Big brother is terrible now. How many employees sit around for hours a week waiting to leave site with a tracker. The problem isn't the tech it's the greedy companies.
I always find I have moments of clarity where I'm really organised and I can do anything. If I could keep that up I'd be Elon Musk. Unfortunately the moments of clarity are interspersed with procrastinating, mostly to do with pricing. It's funny how you can motivate yourself to send that invoice on a Friday night, but not put 20 mins into thinking about the next job. Great series of talks. You've both addressed a lot of points/issues that are part of the building industry. I look forward to the next one.
I've found that I am more prone and will happily crawl in under a home at midnight to fix an emergency leak than I am to sit down and spend 20 minutes writing up an invoice to a client. I hate dealing with that!

@@clarkeysam I think you’re confusing the pandemic with project fear - it’s a global problem and not connected to Brexit, although being outside of the EU allowed the UK to avoid the internal EU squabbling over vaccinations.
I find the foreign about point interesting. I work in Engineering so have a slightly different perspective and find the construction industry attitude understandable but also quiet funny. In engineering we have competition from labour from all over Europe just the same as you guys bit also a lot of competition from outside Europe where living cost are even less. So be careful what you wish for!
On the subject of the big cheese and his bonus. Even the small company can upset people. Dont arrive in your Porsche to give an estimate, they'll automatically think you're overcharging and your staff will think you're under paying them even if they're on top wack!

Genuinely one of the most interesting episodes you guys have done. Well done gentlemen. I especially liked “Roger’s Rant of the Week” - it’s got a real ring to it; you should do a short video of Roger’s rants on a regular basis. Nice one Comrade! ✊
setting targets is key to getting job done within budget, if you go home at 3pm everyday instead of 5pm= 10 hours, maybe a treat on Friday is a good thing but not every day

Thank you GerryB it is good to have your feedback. We are all learning that the great majority of people are kind-hearted souls who want to help people. If nothing else good comes out of this lockdown it will be that.

We might do some more with other contributors but Robin has gone on to pastures new.
Getting the van well organised has been the best thing i have ever done for my work. Worked for builders, myself included that just threw everything into the van at the end of the evening with no organisation was just a disaster and unnecessary stress. Its a stressful job so why make the job hard for yourself. Just my two cents but well worth the time and effort to do

The new administrators actually visited some tenanted properties to see if they were fit for human habitation. Guess what? They were dangerously negligent, un-safe, shit-holes. Thankfully for me, I was in a position to say no thanks, you can't afford me.

My problem is getting distracted so easily, I start one thing and get distracted. The main fix is putting my phone out of reach!

Hi guys, talking of blaming things on brexit, had the same with Abacas! Ridiculous delivery problems, using the cheapest courier possible that only deliver to PO19 on a Friday! 2 week for delivery on a small order. When I complained they blamed COVID!
I am not making excuses but couriers are now under real pressure and every manufacturer has the same deliver issues now.
On the subject of editing and coping with the backlog of video's, perhaps a virtual assistant can be handy,
It's their whole job to use the videos you give them and form them into usable content
Thanks for that suggestion. We have Dylan doing the editing and it is really important that we maintain the feel and look of the channel. Like many people we are reluctant to farm stuff out that we think is our USP.

Editing is a pain. I started filming my jobs. By the second I have 8 weeks of videos and no time for editing. You guys are lucky 🍀
We have to put the hours in on the edit. We have a professional working 4 days a week on Skill Builder and we lose money every year.

For people renting looking to buy housing that can't get mortgages...I fink there should be a scheme where proven paid rent over a period of time should be enough of a back stick for mortgages companies to say yep we will back you with a mortgage as apposed to saving rediculous deposits and jumping through the credit score fence .... absolute bollocks ... Has anyone here watched the movie "The circle" ? Bit like big brother, anyway personally I wouldn't mind wearing a camera all day so that my boss could see what I'm doing , I know what it's like to be a boss and the frustration around productivity, if I can't make my boss more money then I'm getting paid then I'm an expense . I think of myself as a tool and I want to do more than the next guy interms of speed and quality.
Same reason why people buy Milwaukee impact drivers with 9amp batteries they are tough and get the job done haha and will go all day
Measuring each workers productivity can be a bit subjective, the more you can make it objective the fairer it becomes I guess..
I guess there are levels to a good worker
Level 1. Would be a guy that shows up
Level 2. A guy that shows and is on time
Level 3. A guys who shows up on time and has a smile on his face

I use an invoicing app called joist, it's great from start to finish, you can also save products and prices into it for building quotes more easily, then once you send it to your client they view it sign it and you get notified that they have opened it and agree to terms, it's free but if you want your logo and to open up the rest of the features you have to pay which is fine as the professionalism pays for itself
Micro management the curse of the modern worker. The job will get done when it gets done😀👍
lazylad. Given your username, that attitude is quite apt. Time expands to fit the work available. I only apply that principle to day rate work... when you've put in 3 really, really, long days and day 4 and 5 get shorter. If the customer says, "it's lunchtime Friday. That's only 4 1/2 days, why should I pay you for 5?" You point out the extra time put in Monday, Tuesday and Wednesday.... then bugger off to the pub.
loafer sheffield The tasks expand into the time available things works a lot better if you are experienced, as an apprentice if I have a 2 day job that needs to be done in a day , I'll work a 12-13 hour day happily but some of the work will be of less quality cause I'm in a rush and want to go home
@Elijah Good point, especially with regard to quality..or attention to detail. I don't compromise. The last big bathroom overhaul I did the customer actually asked me if I had OCD. Experience on larger jobs inform me that invariably and quite often, the customer will add "tags". Daily consultation is something that I routinely engage upon job commencement. Even though the initial consultation, tendering and run up to commencement, once accepted, often results in the "oh, and now I'd like you to do this and this" etc etc before day 1 starts. There is also the caveat, insertion that sometimes, inevitably more remedial work may be required. Daily consultation with regard to tags also allows you to reiterate the point that these extras all add up with regards to time and materials costs and getting things done in the correct order. It's also very important to factor in the "oh, wtf is going on here?" Where other tradesmen have previously made almighty gaffs that need rectifying. X-ray vision and bat like hearing are senses that only my missus has and don't I bloody know it? Case in point.

Thanks. Appreciated sincerely. Silicone was Std Screwfix no-nonsense. Used it for ages. A OK for both general sealing and adhesion and fine profiled lines. I have a suspicion that it is a branded name re-packaged under the Screwfix name. It's not the cheapest, so that should say something. It's viscosity and workability as well as curing time works for me. I always use Mapei coloured silicones for matching to grout colour for internal corners as Mapei is my preferred, go to tiling brand.
I'm not a boxing fan. Not being critical, I admire it as a sport. As sportsmen/women go, I idolise Alex Honnold.

It is strange that everyone thought we would never get over the division in our society after Brexit, and there are still the likes of Hillary Benn trying to keep it mean, but there we all were outside our houses last night waving and cheering to each other and applauding, what has become the new church in our society, the NHS. It upholds all those values of compassion and love that people once found in religion. Am I getting too deep again. Lol
@@SkillBuilder I live in Ireland on the border between North and south where a road could weave between the two countries multiple times each mile so the talk was relentless. Its definitely a good time to take stock of everything and your videos has helped pass some of the time.
Always 1 who has to dislike a video couldn't see a reason why.
Only issue with this bonuses and affording to live in houses they are building is the profit margins in construction and large builders is only 3-5%

Yes the profit is the bit that is left after you pay the CEO 70 million squid. I could show a loss in my business with no trouble at all.
These silly disc grinder discs that are like chain saws etc etc are fucking dangerous .The grinder is one of the most dangerous tools used on sites . Always "test" a disc correctly before using it. When they shatter ...its not a joke

All tradesman need to start charging for Estimates 3 nights a week for nothing some times wishful thinkers who will never have the work done some looking for the cheapest quote that then goes up and up during their work etc etc
The missus has an in-built job tracking device...she knows exactly which job needs doing and when.....all those five minute jobs that I said, I would do....and my reply is usually ..."I am not getting all my tools out to do that five minute job"....Until there are sixty, five minute jobs, that will end up taking me all day...and then I'm too busy or tired. So plan ahead...like Roger and Robin say.....and if divorce is not an option at the moment....plan the work guys and avoid the agro.
I too, have a chart on my wall....it's an "X" costs start in the bottom left with costs increasing...and the end profit, ending bottom right...All time low....The sweet spot in the middle is the "break even" mark in the middle...

You do a 70+ hour week over 7 consecutive days and on day 8 you're snoozing on the sofa. (Coincidentally with 1984 opened on my chest) Your mobi turned off. A booming voice comes through the Alexa machine. "Have you pegged that washing out, wood stained the fence and costed up for our new bathroom?" She (wmbo) Big Mother, has put a camera under the "telescreen", which is trained on the sofa. There is no escape!
There is a big difference between co-operatives and communists, Roger.
I have a deep and seething hatred of all forms of totalitarianism; only surpassed by excessive greed, corruption and ruthless exploitation. People should be rewarded for their hard work, skill level and responsibility. Rewards should be merit based.
It's no use complaining about foreign workers undercutting UK tradesmen's and women's..wages (had to get that, women in.. looks left,right and over my shoulder.. Big Mother might accuse me of misogynistic "wrongthink") then buying something off Amazon, owned by Jeff Bezos one of the the richest men in the world that's probably made in China by wage slaves. That would make us all complicit and hypocritical, myself included. Jeff Bezos does not have a particularly good record with regard to treating his his employees equitably and fairly at his distribution centres. Hardly a way of incentivising his employees when he knows there's lots of really desperate people around. Small businesses find it really hard to compete on what, in my opinion, is a very unlevel playing field.
That's my rant over.

The missus, she, who must be obeyed, always takes the antithetical view in any argument, but I usually get her to contradict herself within 3 or 4 exchanges in the conversation.. then it's off to the gulag.. my man cave/safe space. "Wrongthink" I've noticed that Rog n Rob have a sly, nuanced way of including some political opinions in their Friday night podcasts. They ought to be careful. and alot of people put blame on the poor workmanship of the new builds on the workers saying noone is proud of their work anymore. Who can blame them when they're getting paid poorly
Interesting how COVID has brought attention to the man at the end of the shovel, or the workers actually doing the work. The importance of workers who do the actual work. Without these workers theres nothing created, theres no one for these 'managers' to leech off.
Zighunt. It would be nice to think that Covid 19 would change attitudes to the people who do the work but I think the population will forget. The Thursday night clapping will stop when the cold weather kicks in and the 'key workers; will still be struggling to make ends meet.

well on the organizational side this is like being overweight. you know you have to stop eating garbage, you keep doing it, you complain about how fat, and so on and so on. to me the only answer to being organized is 1-hate losing time you could spend doing something else or nothing 2-have some self respect and not waste someone else`s time. then you could use a piece of paper on your ass pocket and a pencil on your ear. or excel. i don`t feel the need to explain so much how and when bc life has unpredictabity bult in an i`m not god, i`m there to responsably enjoy my work too, not be a slave of an excel spreadsheet (notice the word responsability and self respect). having said that i do make the spreadsheet just to know if i`m going to be able to pay my coworkers (never employees) and my self and family.

i 100% with roger about what i think i understood on his take on profits, i don`t see it as a thing of ideology but as a thing of deep beliefs. the belief all men are created equal and with the same rights, and for the idiots that put a price on everything, yes your life is worth as much as mine and the next one. anyways, those tracking systems enter the scene as "benevolent", "inocuous", "useful", "productive", all carrots for the horses to end up being donkeys. production is a concern only for the man exploiting you or for your own greed (you explioiting yourself). we are not factories, we are not slave labor, we do not provide an impersonal object or service, we are not machines, we live and breathe, we put ourselves in our work, we left the site with pride the beams you just nailed or welded (my case) will give cover to these people. i`m guilty of falling into the trap of production of competing with this or that big company full of bodies without soul, in the process i lost almost everything i didn`t knew i cared so deeply for. the price is too high to bear. as someone taught me, you have to slow down to go fast. thanks guys. sorry my rant and my 2c never meant to be the truth but mine own. take care. pete
I hate to say it, but you go on about labour coming in from other countries working cheap - but then you've also complained about how hard it is to get a good builder locally (or a young lad) that is going to work hard and get it done... those guys coming over and working cheap put the hours in and get it done, some of the hardest working people you'll find. Brexit without any sort of agreement is going to cause massive issues with supply - because its going to be a massive hassle to get anything which needs a British standard if it's only certified to EU - even if they are identical.
This has all been argued ans stated over and over again. The U.K will still get labout but hopefully more of it will be people trained in this country. Let's not throw our young people on the scrap heap and recodnixe that many poorer countries have been emptied of their tatlent and are declining at an alarming rate.
I don't think there is a good way to organize. You have to be open to chaos and you have to be able to Ride the bull that is stress and bottleneck everything down into something more manageable

I was watching how easy it was to start a farm on youtube. I really don't get why skilled tradesmen such as yourselves don't team up with a local farmer to build a town. Ok fine you might not make "money" (you will, you'll have the odd contracting job like now, now much will change) building your farmer's house, but he's going to feed you. Then you have security that way so you can work less so you can build your own houses and not someone else's.
That's not communist. That's common sense. It's capitalist in the purist sense. You are valuing your time to build your house more than you're valuing the $50 so you can pay someone else to do it. That's how it should be!
@Steve Mclean Nah. Most of them will have a saw mill, so the lumber wouldn't be that bad if it was planned for. And you're not going to have just one farmer in the area, you'd have multiple.
Again, it would require a community. For instance just like was mentioned in the video, why aren't apprentices for constructing building some communal buildings and then having to build their own house and get it certified in order to join the crew? Would be super beneficial to everyone involved except for the people who want to exploit the worker.
But again there are a lot of complications. I get it. Just something to think about.
