How To Replace The Impeller On A Mercruiser Alpha One Sterndrive Outdrive

  • I show you how to replace and change your impeller on your boat with a Mercury Mercruiser Alpha 1 or 2 Generation sterndrive outdrive. You should change your seat water impeller every two years to be safe. If it goes bad you can overheat your boat engine and be stranded on the water. We use a kit in this video with the Mercruiser impeller, gaskets, and o-rings. We show you all the tools we used to change the Mercury boat impeller.

    Thanks for the video! Just have to add as a newbie you didn't mention in the beginning the additional bolt that was there one you take off the plate. I thought my lower and upper were seal together shut so tried rubber hammering it and broke the lower unit flat plate. Had to get it welded and fixed wish I had know as you mention that bolt t
    When putting it back on. Learning experience for me

    Excellent video!! 5 stars!! Your step-by-step instructions saved me hundreds of dollars. I can't thank you enough. As you mentioned, the toughest part of the job was reinstalling the lower unit. Getting the splines of the lower unit to line up the upper unit was difficult. To assist with the reinstall, I used bungee cords on the prop as recommended along with a heavy dose of masking tape to keep the drive shaft and splines from moving during the procedure.

    Overall a very good video but since the unit is looking fairly well maintained and not that old here some extra checks for older units. The bungee cord is a good idea but once you put the lower unit back on remove the prop to check the propshaft for things like fishing line. When pumping in new gear lube oil you can also pump until the ventilation hole, close it and pump some additional oil in the system until there is a little bit in the reservoir. Than fill the reservoir. Note, not all outdrives have a reservoir or monitor inside the motor compartment. Important is to check while doing maintenance the status of your anodes and lastly the levels of your power steering fluid. (Cold and Warm) It can be a sincere pain in the ... to get well corroded oil drain plugs out. Do NOT break them. Sometimes the old gaskets from the drain plugs do not come out. Always replace old gaskets for the drain plug and check for the old ones. Important thing to check is the quality and color of the lube oil that comes out. This, to check if you have any water leaking into your system. Hope this helps. Again excellent video.

    Hi Guys,
    Great video and myself and my father used it to do this repair including the big conical seal on the vertical shaft…
    Just to mention though that the video doesn’t mention the bolt at the very rear tail of the unit that is undone when the silver plate comes off…
    We were banging and shaking the leg for 30mins until
    I looked up under there and saw the extra bolt needed to be undone!
    Even so, still a great detailed procedural video… thank you!

      I'm at this stage right now. The lower unit does not at all drop like they showed. I've been banging on it with wood blocks, but finally gave up last night as I was afraid to break something. Like you said, great video, but not complete without this. It's good to see this in the comments. When I get home from work tonight, I'll check it out. Thanks

    Thank you for this tutorial! I just bought a 1999 Sea Ray 230 Signature. After watching a few videos, I realized it would be a good idea to change the oil, the impeller, and the gear oil to ensure I am ready to go. I was struggling with what kit to buy until I found out I had the alpha gen 2. I watched quite a few videos until I found yours. This one is the most detailed. I got a quote to do the gear oil and impeller at close to $500.00 at my local boat service center. I will be taking this project on myself now.

    I have this exact same boat. 1999 Bayliner 1850 with a 4.3l inboard Mercruiser Alpha One MkII. This boat has been so good to me. Now get this.... I am changing the impeller.........for the first time since new! 25 years man!!!!

    Am I the only one that missed them taking the 9/16 head bolt that’s hidden under the anode plate off? My lower unit wouldn’t come off until I found that bolt. I didn’t notice them taking that one out on the video.

    Great video gentlemen…very easy to follow & step by step descriptive. I think someone else commented about the bolt behind the round anode plate (above the prop)…that took me…oh…about 2 extra hrs to find!
    If kit didn’t come with the sling seal gasket tool, you can just use the plastic gasket tube…it’s the extract opening size to place over the rubber sling seal to set it in place.

      @@RyanUrlacher hey Ryan so quick question I have to change the impeller and I also had a leak of gear oil coming from the prop which I believe is my shift shaft seal. Is it hard to seal the whole unit while doing this and having it apart and do you have a video on how to do that. Thank you

    My boat overheated Saturday. Almost 325 hours since the last impeller was changed. We run mostly deep water. Thanks for this video. We are gonna tackle this job this week.     Awesome video! I use a plastic knife to remove the orings, but it is pretty low pressure, so metal is probably good too.

    Excellent video! But, you forgot to mention the removal of the hidden bolt under the anode plate. I see that you mention putting it back, but not removal. The lower unit will not budge until that bolt is removed.

    Our engine had one “5/8th” bolt straight up from the anode (under the plate that was removed) at 5:16 in the video.

    Great video. I have Alpha 1 Gen 1. A total night mare reinstalling. The shifter shaft is loose up above, unlike the fixed L shaped shifter shaft on the Gen 2.

    I have done this before and no bungee is needed and you can rotate shaft as much as you want. When installing, just don’t force it and gently work prop back/forth a bit to align splines while gently lifting. It’ll mate darn near instantly.

      Thanks! Definitely don’t have to worry about the shaft turning, in fact, it makes it easier to align the impeller key by turning the shaft.

      Thanks for this!! i noticed they said not to move it and they stressed this, but they didn’t address what to do if it is moved. Sure enough, doing mine the prop spun and shaft moved even bungee’d so i didnt know how to proceed from that point. Same with the linkage… although i didnt move my linkage, it would be nice to know what to do for folks when things don’t go just perfectly. “Best laid plans” and all that.

    I saw another clip where they used the oil pump to fill oil bottle in the engine room from beneath getting rid of the air in the pipes.

    As has been stated many times, this is a great detailed video and should help many folks take on this DIY project. I would add one caution to the instructions, and that is to not run the engine with the outdrive trimmed all the way up in the trailered position. It has been said this will cause excess stress on the gimbal bearings. That may be an "old wives tale" but it's probably better to lower the unit from the trailered position "just in case."

    Great video, very helpful.
    There were a couple mistakes.
    Some of the gasket sealant was in the wrong place (not a big deal).
    But, DO NOT lube the face seal or shaft when installing. They should both be totally clean when installing as the friction fit is supposed to hold the seal in place. Only a little grase on the housing to allow the seal to slide when rotating.

    THERE IS ANOTHER BOLT ON THE ALPHA 1 GEN 2!! I THOUGHT MY UNIT WAS SEIZED... BUT IT HAPPENS TO HAVE ANOTHER BOLT TOWARDS THE FRONT THAT YOU REACH FROM UNDERNEATH!!

    Excellent breakdown of the job. I have a question about the grease used at 11:55. It looks like you are using a waterproof lithium based grease. If so I would suggest that this is the wrong grease. Its fine for metal to metal use in marine enviroments, but it will eat away at the rubber impeller if used as you do here. I would use a red rubber grease instead or you could also use Evinrude tripple guard, which is safe for use on seals, o rings and rubber components.

    You mention there is a bolt under the plate to contend with but removing it isn’t in the video. I thought the paint was acting like a glue preventing the lower unit from separating but it was the bolt you mentioned but didn’t show removing. Otherwise this video saved me tons of cash!

    Great video. Now I can confidently do this on my own. Just got a new boat and I put muffs on it and no water is coming out through exhaust holes after 2-3 min running so I am assuming stuck impeller. Boat sat for 2 years prior to purchase.

    Great video. I forgot to put the face seal bushing back on when I installed the lower unit. How important is that bushing? Really don’t want to take this unit back off again. Thanks

    If you accidentally move the prop shaft, is it a pain to align it back in? And if so what is the method? Do you spin the prop till it aligns again?

    Excellent video, really appreciate you taking time to do this, I have 2 questions, I am assuming you need to let the permatex dry before you start it back up, 2nd I was under the impression you never run motor unless outdrive is in fully down position

    When tightening impeller housing make sure it is centered on shaft it can in some instances actually rub on shaft. It will howl badly and damage housing and shaft. There are guide pin tools available but if your careful you don’t need them.

    Excellent Video and highly motivational. I used the link, bought the impeller kit and awaiting delivery. 2 questions: I like the chalking of the prop so it goes back in the exact same way it came out. It looked like there was just enough wiggle in your setup to need slight adjustment to put back in. A) Would it make sense to wedge a block between the prop and lower unit and bungee/secure in that immobile state? B), even though your method was slightly out of alignment, it appeared the little wiggle wasn't too much of a problem or hassle. Perhaps A) is not as important if the wiggle is so easy?     A Greatly Detailed Video, tops on RUclips so far. It seems putting the lower unit back with the spline alignment is the hardest part. I have a Generation One Alpha which I'm going to do shortly. Question: , is it easier then the 2nd Gen to replace the impeller?
