The reason why Yuji was not aware and was never in on the plan had already been explained in the manga. Yuji has a soul connection with Sukuna and the info he was made aware might spill into Sukuna's consciousness as well so they deliberately kept it away from him, giving only the minimal information he needed to know; 'I need one of your fingers!' so they can land a surprise attack with Sukuna's finger they hid with Nobara's help at the perfect moment.
the reason nobara wasn't in gojo's afterlife was because his afterlife only included people from his school years and how they looked, gojo didn't know nobara in his school years
