It may help to shield nearby parts from heat using pieces of cardboard so you only heat one LED at a time. Also turn down the heat gun fan speed. The weak mechanical strength sounds like a manufacturing problem, possibly not enough heat. You could try heating all the LEDs with heat gun or reflow oven (make sure all plastic parts are removed).
