I've been to Hakone twice, it's a lovely area and staying in a ryokan with a private onsen was so relaxing.

I'm not sure where you are staying, but popular hotels tend to be crowded. If you are going this December, it’s best to book now.

That's a difficult question.. Tokyo has little private onsen but we have sento instead.
