I think that finding a spring and ball bearings loose inside the housing explains the problem. The shifting mechanism is held in place on the prop shaft by inserting a spring in a hole which in turns, pushes ballbearings out which lock it into place. Upon disassembly, It should have come all locked in. So it must have somehow come loose with the loose ball bearings chewing up those gears. I guess the yoke pivoting pin had been mistakenly tampered with at some time. Once removed, it cannot just be put back in. It must be installed within a complete gearcase reassembly. Regards !

Someone hit something hard busted off the skag and caused carnage inside the gearbox looking like 👍🏻

Gear box damage might be due to operator error... tried to shift it into gear when the engine was at full rpm. The broken skag might be another clue... They hit an obstruction that broke that and also stopped the prop from spinning while at high speed damaging the gears. Hopefully you can find another working gear assembly for it.

Hi Mike, yep that lower unit is toast. Who knows how that happened? Anyway, over here in the Seattle area marketplace on the Islands there are stacks of old outboards and parts. So, If I go over there it will be with a shopping list since the cost of the ferry boat ride is not cheap anymore

You lucked out on that bearing carrier pulling right out, most have to be destroyed, and removed in pieces.
I thought I might have to put some heat to it but it came right out. Luckily no salt water near here. Thanks for watching
Yelp I reckon somebody was gonna change gear oil but pull out the shifter screw out instead. Or ran her with out oil then put oil in it .either way they tried it didn’t work left it sittin’ . Yelp it’s crazy how much gears cost . Hope ya can find a good gearbox .. 👍👍Drone👍👍. As always Sir thanks for the ride along

i didnt see the drive pinion coming out. my guess is the top drive pinion bearing seal went bad got water in and the top bearing went out and over time spalled the gears then at some point one of those needles dropped locking it up breaking the tooth. thats why pressure testing is so important any time you put a water pump impeller in. you are literally right there. a faulty top seal will let some water in but the oil level keeps most of it out. they almost never show an oil leak, unlike the prop shaft seal.
true, this lower unit had zero water come out when I drained it so it surprised me to see what was inside. Thanks for watching
I had the same problem with a new Suzuki , the heat treat was the culprit. By the way Suzuki didn't cover the repair! I ordered a new gearbox / lower unit and installed it myself. I am still on the water, you can do this.

I have a question? I live orange Texas and have a boat and 1985 40 hp Johnson so what is the best way to clean water jacks in motor? Some say vinegar in water tank
