I'd say Captain America would have been the best villain considering that no one would expect him to be and how he could psychologically manipulate everybody, use his tactical acumen to defeat mostly every Marvel character like he did in Secret Empire but since that comic storyline, that idea is not fresh/distinctive anymore.
Seeing Bucky break Zemo out of prison with extreme efficiency and not even a day to plan was amazing. I want to see more of his espionage/spy side, cause he’s certainly proven he has one.

How about going in a more practical way like the comics where Red Skull used the cosmic cube to alter his past, therefore any enlightenment he achieved over the past would not prevent him from being turned? That was a more reasonable way of transforming Captain America into a villain, a John Walker scenario would be ridiculous.
I love when steve told tony to stop trying to be a hero. Tony did more bad than good. I know he sacrificed himself but one great thing doesn't make up for all the bad.

So maybe he will learn from his more powerful weapons he creates to stop the invasion. So maybe in this timeline, Iron Man 3 will be more of an Armor wars story which will be much better then what we originally got. The fight will take place in Sokovia as usual but with Hydra in charge of the final battle insted of Ultron and his vibranium core weapon. Still, Sokovia will be in ruins rather then destroyed with alot of deaths. So Civil War might be the same with minor differences though. Vibranium will not be in play so Black Panther/Wakanda will not interfear with Civil War. Tony on the other hand will finally realize that The Captain was right and General Ross just wants to create weapons and have a Suicide squad type team oh his side. So with Tony's resources and Connections, he will take ross down in the end. But he will finally embrace himself as Iron-Man, An Avenger, A Hero. In Infinity war however, there will be no conflicts between heroes. Tony Will build his Iron man suits with Jarvis in control of the Armors to defend earth. Or he can let Friday take control of the Iron Legion and keep Jarvis in the Mark 50 as Vision will not be built for jarvis to take over for ultron. The mind stone will be heavily guarded in the Avengers compound with Iron Sentry bots protecting it. Making it somewhat easy for thanos to take the stones, but not realy. Tony will also learn alot about the stones energy signatuer to build special armor's for specific purposes and reasons so it will not be that easy for thanos to just walk in and take the stones. In Endgame, There will be no Time jump , As Thor will not kill thanos, he will be prisioned for 6 months before the final battle. Thats how long it will take for Tony, Bruce and Scott to build the Quantum Tunnel to travel back in time to recieve the stones. In this timeline however, pepper will be Pregnant, so she wont fight in the final battle. Thor will not be fat, and will still obtain Mjolnir from 2013. Black Widow will die as usual to obtain the Soul stone. And Hulk will become proffesor hulk after making a deal with his alter ego where they stay in the hulks body but have bruce banner's conciousness for the time being. So when he snaps, the hulk will take over again due to the extreme pain after the snap. And the 2019 thanos will fight them to gain control of the gauntlet again but this time, tony will not snap, Steve will take the Gauntlet away from Tony as he thinks, Tony has a life here, and His child needs to have his/her father. Steve will sacrifics himself to save everyone from thanos leaving Tony, Scott and Thor to return the stones back where they took it from. Tony and Pepper will have Twins, a boy and a girl, Morgan Stark and Stevan Stark. Tony will Retire as Iron Man but will still help the heroes out with their tech and experience teaching His kids about everything he has learned about tech and how to be a good person by heart like Steve was when he was Captain America.

Tony on the other hand will finally realize that The Captain was right and General Ross just wants to create weapons and have a Suicide squad type team oh his side. So with Tony's resources and Connections, he will take ross down in the end. But he will finally embrace himself as Iron-Man, An Avenger, A Hero. In Infinity war however, there will be no conflicts between heroes. Tony Will build his Iron man suits with Jarvis in control of the Armors to defend earth. Or he can let Friday take control of the Iron Legion and keep Jarvis in the Mark 50 as Vision will not be built for jarvis to take over for ultron. The mind stone will be heavily guarded in the Avengers compound with Iron Sentry bots protecting it. Making it somewhat easy for thanos to take the stones, but not realy. Tony will also learn alot about the stones energy signatuer to build special armor's for specific purposes and reasons so it will not be that easy for thanos to just walk in and take the stones. In Endgame, There will be no Time jump , As Thor will not kill thanos, he will be prisioned for 6 months before the final battle. Thats how long it will take for Tony, Bruce and Scott to build the Quantum Tunnel to travel back in time to recieve the stones. In this timeline however, pepper will be Pregnant, so she wont fight in the final battle. Thor will not be fat, and will still obtain Mjolnir from 2013. Black Widow will die as usual to obtain the Soul stone. And Hulk will become proffesor hulk after making a deal with his alter ego where they stay in the hulks body but have bruce banner's conciousness for the time being. So when he snaps, the hulk will take over again due to the extreme pain after the snap. And the 2019 thanos will fight them to gain control of the gauntlet again but this time, tony will not snap, Steve will take the Gauntlet away from Tony as he thinks, Tony has a life here, and His child needs to have his/her father. Steve will sacrifics himself to save everyone from thanos leaving Tony, Scott and Thor to return the stones back where they took it from. Tony and Pepper will have Twins, a boy and a girl, Morgan Stark and Stevan Stark. Tony will Retire as Iron Man but will still help the heroes out with their tech and experience teaching His kids about everything he has learned about tech and how to be a good person by heart like Steve was when he was Captain America.
