I agree with you, you shouldn't waste material (potions) to upgrade him if you don't have enough to take hit to purple to the point you can get all the frags you can get it (in the center). But it must be general or you are not gonna get last 600 frags which is massive
@@mikedemolisherSOS If you can get to centre of purple brain (general rank), just use the general fragments to fully upgrade the hero's rank to general for SOTF and SVS points. You will get them back when you get to centre purple brain so you get double points for those fragments.

If your hero is not a normal general yet, and you get to the point in the purple brain where you can upgrade him to general, the fragments needed to get him to general are subtrackted from the 600 free fragments you would normally receive. Therefor you will get less fragments to use for upgrading skills. So it still depends on, if you would like to maximize a hero or not for the choice to use gold fragments on him/her. If you don't want to max it, then don't use gold fragments. And of course never use gold fragments on Maddy and Nikola, since with some patience you can get their fragments for free.
