I agree with you, but I think since they put hundreds of millions of dollars into these films they have contingency plans if something happens or falls through. Like how the actor playing Kang got in legal trouble in real life so they go with plan B. If something happens to plan B they go with plan C and so on and so forth. You can’t put all of your eggs in one basket because of real life circumstances and situations. What if one of the main characters passes away in real life or find out the person is doing illegal stuff and goes to prison etc. There are too many variables for that much money to only rely on one storyline. I agree the main storyline was Kang, but in the movies there are probably plenty of Easter eggs for many different villains, if they are forced to go that route. And the Johnathan Majors situation is the best example of real life pivoting to find other Easter eggs they can use and say “it’s been in the background the entire time.”

A silver Ironman armor would easily work as a Doctor Doom outfit if worn with Loki's green cloak. I think the moment that really supports (Tony Stark) Doctor Doom showing up later is Doctor Strange's behavior being so unusual towards Ironman after becoming so familiar with how the world ends. It might be that both of them are trying to manipulate Tony Stark before he can become Doctor Doom or it could be Strange unintentionally creating Doctor Doom this way. It kinda makes Deadpool and Wolverine's interactions with the TVA make so much more sense. The Doom Stark wouldn't have met Deapool or Wolverine so it's possible they become the characters that can stop him. If you account for normal Tony Stark kind of helping every hero he met at some point Doom Stark might be the perfect villain since he would have the technology and knowledge regarding every hero Tony met.
