Normally you would use a glue trowel with teeth, or in a pinch use a mud trowel for mudding ceramic tile… the teeth help spread the glue evenly and prevent so much access squeezing out the edges for a much cleaner product. Also, that glue needs to sit for about 15 to 20 mins until it’s tacky before installation. Otherwise its sealed up once you drop the tiles on top so it won’t fully cure.
Never mentioned if you needed to seal the concrete before starting to glue them down, also your starting point. I've never applied that much glue when installing VCT, and I did have to wait in between sections for the glue to set and be ready before laying down the tile. Also you never mentioned if you guys waxed and sealed the tile after installation, giving it the smooth, wet & glossy finish as well as protecting it from getting scratched easily..
Sorry, we did not mention all those things because it was not necessary with this application. Your case may be different, and depending on your desired and result, you can go ahead and make those changes. Hope your project turns out great!
That glue requires teeth, you also don't start with the trim pieces first... you didn't skim the entire floor ensuring a good bond with the glue (which is required here) good thing theres a video for the customer for when the flooring fails.

Way too much adhesive and you didn’t let it dry, that glue will all pop up

Don't use this video as a guide, there is literally nothing that this guy does in this video that is remotely correct. Your floor WILL fail.
