Big Jobs, Heavy Equipment & Bad choices- my worst beginner mistakes & what I've learned from them

  • When I first started my business I made a lot of mistakes. Like Buying all NEW equipment. Trucks, excavators, backhoes, skid steers- Because I seen every body else doing it. Now-My priority is People. I realized it was the people that made my business thrive. Business's fail to invest in their people. They Don't succeed Because they buy new Equipment without A great team. A good team will deliver amazing results-even if your equipment is NOT brand new. I stopped buying new equipment & started investing in my people and it changed everything. People are the most important asset in your company. Your team builds your dream. But many people buy brand new equipment thinking thats the answer. I made a Bad choice early on- I bought all new equipment- financed myself to the brink. That was the wrong move. Then I paid off all the excavators(5 brand new ones), dump trucks(5), skid loaders(17) etc etc and started investing into acquiring an amazing team. I would never go back. Every year I have a decision-do I buy some new piece of heavy equipment-or give back to my team. you figure that one out....Don't let the idgets in youtube land steer you wrong.

      Best comment ever! Every situation I can think of was because a boss wouldn't address a problem wouldn't fix a employee's work truck or his a/c or his brake's but it always came back to the boss somehow or another. People quit bosses not job's!! Is spot on!!!!!!!!!!!!

    OK, Stan, If you don't mind me saying, this video was a God send. I just turned in my 2 week notice today, and it wasn't because I just wanted to leave, it was because I just felt like a body. My boss, just didn't make me feel like a part of the team, and as you put it, "Alienated" me. So I just want to say thanks.       I was the guy who went the extra mile 12 hr days 5 to5 here in cumberland it was a prominent Landscaping Company I fliped a company from failing to buying a $30,000 dump truck and $12,000 box truck then come winner when the fellow owed me $1,500 our relationship went sour I just want to find that place I belong and be able to stay there I ifixed equipment big and small did welding fix plows and dump beds drive axles on skid steers.

    People say don't be friends with your employees, be a boss not a friend. That's bull crap I've had foremen that were good friends and I worked harder for them than anybody because we worked together. It wasn't about the job it was about working with your buddies to accomplish a goal. How productive are people that hate their boss?

      There's merit to the concept of not being "friends" with employees. People are willing to let things go with friends because they want to maintain that friendship, even things that should not be overlooked.
      That doesn't mean you have to be an asshole. It's business. Just be fair, consistent, alert to their needs, and the rest takes care of itself.

      Nobody will care about your business as much as you do. Not your employees, your investors, or even your spouse unless they have just as much time, money and lost sleep invested as you do.
      To your employees it's a source of employment; your investors, a dividend; your spouse, a source of stress and competitor for your time.

    Spot on Stan, I don't work in landscaping but in manufacturing and what you said applies to most any job.
    I couldn't do my job as a supervisor without great people working for me. A genuine thank you, you are an asset to the company said when handing out the paychecks does wonders for a person's moral.

    I am getting old now and work for a guy that does not pay me much of anything, but he takes care of me. I fix everything he drags in here cars, dump trucks, boats, tractors, mower, all lawn eq., motorcycles, trucks, I help work on the houses he flips, billboards, you name it. On the other hand in the next few days, he is going to take me to Barbers ventage bike show and he pays for everything, then from time to time when he is working on a house in FL. he will load up 2 motorcycles and take me down with him for a week. Most of the time He just sticks me on a bike, hands me some money and tells me how to find the beach. Just 3 days ago he came back into town and told me I need to buy some new close for the Barbers trip and hand me $200.00. You may ask what does he get out of this. He is out of town 2 to 6 weeks at a time and I have never given him any need to think about what is going on here, he knows I treat everything he owns like it was mine. Show some love to the people that work for you, show you care.

    Man I think you are spot on people make the Buisness I have worked for small companies and large corporations and now that I have been blessed with my own Painting Buisness for the last 4 years the people are what make or break any buisness . its not always having the best equipment for sure but it does help in some situations . Keep on keeping on !

    A good boss should not only know HOW to do everything his employees do but also be willing to get in there and get his hands dirty if a situation requires it. A good boss should never ask his employees to do something he has not already done or is not willing to do himself. It's a matter of lead by example.

    26 years on the job don’t see myself leaving anytime soon my fathers been with the same company for over 40 years and we have a lot of people with us could’ve been with us for at least 30 years so that is very true what you were saying in this video equipment doesn’t make the job the people do

    I can’t agree more. Have run businesses for a lot of years. I’ve had good guys and “worse” guys. Having the guys you can trust is absolutely key. Figuring out what drives them is important. As companies start to struggle the guys who step up and help you are the ones you want/need. Started a new business less than a year ago. I’ve been thru a lot of guys and have run for the last few by myself. Extremely difficult. I have prospects now and am excited to get them working and making them a key component!! Thanks for the videos and advice. They are crucial to shccess

    Hey Stan - great video. I'm the boss of a relatively new company, and totally agree with what you say here, but I've also experienced that developing high quality and loyal employees is more complicated than just treating them really well. Actually, I've found that sometimes that backfires. For example, I gave a new employee a raise this spring after only a couple months of employment - to show that I appreciated him and wanted to invest in his development - but almost as soon as I did, his performance and attitude went sharply downhill, as though it made him assume he was way more important and expert than he was. His shoddy work probably cost me thousands this season and taught me that being a "nice" boss does NOT necessarily get you good people. Unfortunately, a lot of people interpret it as weakness and just try to take advantage of you.

    I have boss that sits behind the desk and orders his staff around, no thank you, no pat on the back. it sucks, I hate it. but it is a very large company, no one can match pay and benefits.
    the last boss I had at this company, he had the mind set, if you want it done right, do it yourself. he used to teach us all, used to figure something out before teaching the rest of us. night and day difference. I would rather have a boss that leads by example and knows that is involved with doing a job instead you figure and get it done.

      Brian Toga - Same for me. I work at a large corporation. Had the best boss in the world for the last 4 years. He recently left because he could not stand his boss. That guy decided not to replace the manager that left and now everyone just reports to that "executive". Five more people have left the department in the last few months.

    Even on jobs where subcontractors are required the same philosophy holds true.
    Sometimes strident intervention is required, it should be a learning and empowering experience for all parties.

    Its about the right equipment! I worked for a friend and I used whatever equipment he had. If there was a problem with it, I made an effort to use it long enough to be able to explain why I couldn't use it. The best part was this old snowblower he had. It was always hard to start, but always worked good and always eventually started.

    You hit the nail on the head! I left a pretty decent paying job several year's ago, and started my own engineering construction company. One reason that I left them was "they" (corporate to foreman) referred to us as "bodies".... I will never refer to an employee as that. Secondly, I'd rather have a brand new, inexperienced person, and train them how to operate my equipment. Than hiring an experienced operator that has bad habits, that uses and abuses the equipment. There is a learning curve, but it takes patients and coaching on my part. And when they DO mess up, it IS 100% my fault. They didn't know, and I failed to teach. Then, later on, I'll walk away for a few hour's, so I'm not making them nervous and I'm not over coaching (micromanaging) them. It builds trust between us. ....then we work on efficiency... and that just takes time. Like you said, I too, let them be apart of the decision making process... WE are a TEAM! I ALWAYS thank them individually at the end of every day, and compliment them in front of the team. I also ask them if there is anything that they need from me, or what I can do for them. It's very reassuring to be able to leave a job site in the hand's of someone the you've trained up, and trust that it will be done professionally.

      Need operators? I've been thinking about going to college for environmental engineering, but college vs. Work experience, which wins? I'm not saying a degree isnt important, but field experience in my opinion wins every time.

      @@blakeehmke I have worked for different places over the years and I have found that the field experience is more beneficial than the paper,but if you find the right employer they will give the in field experience and pay you to get that paper in the end. It also makes it alot easier and less stressful when walking into that class to get the certification done cause you already understand most of it but you will learn more aspects of it also

    You got that right a man won’t feel comfortable at a job it you don’t treat him those 3 ways I went to my underground utilities job for 3 years straight as a body not a body and a brain cause I was never giving the credit that was due wasn’t treated right you knocked it right out the park with this video 👍🏼👍🏼👍🏼

    You are 110% correct! The best company I ever worked for had older equipment but he seemed to truly value us. Every 3 months, cash bonuses and a huge thank you. Great pay and benes. Paid time off. And we all busted our asses! Fast forward 3 years and we made him very successful. He stopped showing up, stopped ALL bonuses, never got those holidays off paid. No gratitude. I left. The company I'm getting ready to leave now is highly arrogant. Nobody is good enough. No thank you whatsoever. Not even acknowledged for holidays. Hell we got paid 5 days late after Thanksgiving. We do NOT matter. But they think all the brand new trucks and equipment will retain good employees. They are wrong. The dozen guys they have are miserable. I'm the only one unwilling to tolerate their greed and negativity.
    Sadly, most of these companies in my area are like this. Very few good bosses.

    Only two types of equipment. Maintained, or not maintained. Quality operator has a huge impact on both of them. Selecting the correct machine for the job has a huge impact on both of them.

    I’m in schooling right now for becoming an electrician but I really would love to be apart a crew like this it would be absolutely amazing I’m not a great excavator operator but I have a little background in operating machinery like this and I’d really love this to be my way of making money

    Watching this operation,I only have one problem. Handling material twice. Nothing I hate more on a demo job than stockpiling debris. The truck should be the next step after it's broken.
    I don't know your trucking situation but I'd want enough trucks to always have one being loaded. Demo is kinda my thing though. lol
    Overall,I'd say nicely done and a good looking outfit. Good people are everything.

      It's more overhead an the business more insurance more fuel it adds up and of course paying your employee

      Doing a job twice is more overhead than hiring trucks. I've done this for decades. Even if you don't have trucks,you can rent a couple 20 yard dumpsters. Those debris piles now have to be handled again and they are delaying future work. Cleaning them up will cost twice what a couple dumpsters would have cost.
      I'm not hating on the video. I'm sharing my decades of experience. I like to see other people make money.

      mckrackin5324 true no double handle or wild operator who breaks stuff. All operator s should fix what they break and work on machines.

      Finding operators that are mechanics is tough and calls for a pretty high wage. It's a huge positive to the company but hard to find. Not breaking stuff is best. Maintenance is on the operator though. Grease,fluids and cleaning the tracks daily is a must. If it makes a noise today that it didn't make yesterday... call me asap.

      I would love to work for someone like you. I've been operating machines sence I was 20 I'm 32 now. but I've worked with a exes dad which was the company ower he was a good guy although I was a lil hardheaded then but he was there for me. If something went worng we both would be there working to get the machine back to work no matter who broke it. he never argued and was there to teach me. and I would make job choices that he would appreciate. And last I was never a "know it all" ppl don't be that guy. Listen, learn and then show.

    Man you by the nail square on the head. Lots of money to the guys doesn’t mean crap if they don’t feel like they matter, and a big fancy machine is a paper weight without a good operator. A guy who feels important and feels like a part of the team is going to be happy to stick around

    Im a carpender apprentice and this is so true. Everyword is correct. I mean money does help but yes the design company i work for treats us just like this. And i wouldnt dream of going anywhere. Id stay here for tge next 40years. They have a 60yro who says its the place hes ever worked and hes been here 22years. I was hired as a laborer. And my boss belived in me more then i did and now im an aprentice learning everyday. And they ask me what i think about stuff as if i was a master. Just feels good to be wanted and respected.

    5:30 - agreed - apparently in some white collar busineses it isn't seen as an issue but damned if I can understand the mentality of an employer who thinks it is sweet to spend their money training some guy they KNOW is going to leave as soon as something 'better' comes up. The exception may be some Government, or altruistic, companies who see training people as part of their 'mission statement'.
    On work history, I would suggest reliability is of high importance, if the person has a history of absenteeism that would be a BIG red flag for me - by that I mean just not turning up rather than having to take arranged paid/unpaid leave for personal stuff - that can be worked around with planning, but just not being there can cripple jobs.
    Oh, a bit dissapointed the chap is running the bucket with a missing tooth - that will wreck the mounting and ultimately require it to be removed and a new one welded in - I tried to keep a couple of spare teeth, pins and rubbers for their buckets with each exc' and expected them to be used. Same with spare grease cartridges - stuff is there to be USED!

    Have you ever thought of buy a demolition/wrecking ball and then chaining it to the excavator. Then you would have the weight of the boulder with the worry of breaking and control over it.

    I have taken a position in my company were i can leave my brain at home. The position i evacuated needed attention that was not being given even after months of requests. I always give 120% even when there is no reciprocation so it still eats at me that I had to vacate a mentally challenging position.

    I think you did a great job on the video. I agree with everything but the raises as a foreman who left a brand new company because I was paying laborers more than I could pay myself because we had more new machines than guys to run them.

    Have you worked with many prior service folks, especially USAF DIRTBOYZ or members from REDHORSE units? Looking at options on the outside. Wanna see how employers look at veterans with lots of heavy equipment time and thousands of yards of concrete poured and tons of asphalt laid.

    I was fired by text after a work shift 3 weeks after I told my boss I was pregnant. I'd worked 2 shifts a day 6 days a week for over a year. I never got to say goodbye to any coworkers that I'd gotten close too. Despite being told i was a good employee I was fired without a record of employment without that I'd lose my maternity leave and $20,000. Its been 2 years and I am not the same worker. After every shift I still take my boots home in cause it's the last shift, I don't get close to coworkers, I don't go above and beyond anymore. I don't give my full effort as I used too, Deep down I just don't care the way I did. It bothers me but I'm am an employee whether I work 1 year or 20 years for an employer, as an employee I can be fired overnight and all my effort learning that job might not be usable at the next job. We plan on having more kids and I find myself taking on extra shifts and working too much because I'm worried the same thing will happen again I want to be prepared financially for loosing my job due to pregnancy. I'm even working 2 jobs now because I feel more secure having 2 employers. Don't have all your eggs in one basket

    Great video, I'd just like to say, my boss is exactly as you were saying to be. Encouraging, a teacher, a problem solver, and invested in his people. Just speaking as a working guy with a great boss (in the equipment industry). Investing in your people in multiple ways is crucial. I've progressed so far since I started working for him. At almost a years time in, I can't wait to see where I am in ten years under his guidance!

    you were 90% right about job jumpers. I am 40 years old and have had at least one job for every year i have been alive. I am currently at a workplace that i would not leave unless they called the cops. My boss says thank you and lets us know we are important. I am given any tools i need to do my job properly. I am making 25-30% more wages than others in my area doing the same thing. All of these things combined make it so that my boss owns a 400 sq ft retail space that brings in 400k in profit each year it has been operating. He protects us and i protect his investment.

    I work for a very large company with a lot of supervisors, in the last 2.5 years I've seen 9 supervisors come and go and us go from 48 operators to 22 because upper management looks at everyone including supers as numbers and have made thing progressively harder for everyone. We lost A LOT of the little bit of trust we had to begin with when we were told to do something in a dangerous way and an operator in another state died on the job due to it. Last large company I work for, I'm actively seeking employment somewhere where I'm not just a number on a list that the company has to give money to every couple of weeks.

    Man, did you nail that one.
    I worked over 20 years at the same job and 15 of those years I went through the motions.
    They did all the wrong things you described, including cheating men out of overtime and vacation.
    I did what I had to do and gave no extra unless it helped a fellow employee.
    There moto seemed to be it's nothing personal it's just business.
    I state that as my personal opinion even though it was said to me twice.
    Then they wanted to know why I had changed?
    Nice to see someone get it right.

    I stumbled on to this channel a few weeks ago. I gotta say. This dude is kool. I'd invest my time in his company. I've got 12 years invested in a R.O.W company an I put my 2 weeks in today. It got to the point there's no way to make anyone there happy. There's always an issue. Always an issue. I start roofing next week. Hope the dude is level headed an on point like you.

    You have to balance pay + YOUR attitude towards employees + corporate culture (even if it is just you and one other guy).
    A company where used to work routinely scouted and recruited people from amazing companies/competitors (one woman even told me she cried when she told her boss she is leaving) because it is as simple as this... you can be be the loveliest boss on the planet but if your employees can barely afford to pay their mortgage and their gas bill and a broken washing machine means their kid cant go on a school trip... they will jump the ship if someone offer them same job for more (a lot more sometimes).
    Your attitude is just as important as money.... I have seen managers yelling at people just for fun, I have seen managers not giving them chance to be creative and I have seen managers who were so awful they made their employees not only wanting to leave, their employees purposefully sabotaged the company before they left.
    Corporate culture must be established, maintained and you (as a boss) are supposed to be embodiment of it.
    If you balance all 3, you will have same employees for decades and sometimes they will even become your friends.

    Why...why...why...could I gave met you back in my 20's. I literally would of moved from Texas, California, Ohio or even Canada to work for you. I havent worked for many companies that put people first, except when I worked on my own. Then I treated my people with respect. However I wished I had more knowledge especially from on the job training. Plus I love TOOLS!!

    I agree 100% that in small companies this works, but in large organisations, where people go as far as stealing the merit of a job well done, over and over, you can't say anything because he is your boss, then he gets a promotion, and your next boss is the worst SOB you just quit and get another job, and another job....I'm in IT like some other subscribers, and I can tell you that a good boss is so rare you can't imagine, one day a VP told me that he had to hire 200 guys to find one like me, and that is a good ratio, sometimes it gets worst, but still he used me and got rid of me like old garbage when he got his way up, so I'm a consultant, I do a great job, pay my bill and get your rubbish politics to yourself, I do not care anymore, who gets the credit, who gets the promotion, who gets the nice jobs, I get the cash!I had the best boss ever when I worked in the Gov. the guy was awesome, but the Gov. decided to cut our salaries by 20%, so I quit and on the fly the next day I more than doubled my salary...I was young I did not know better....

    Like the video but they Should of made 2 piles of slabs of concrete, That one big leaning Tower of concrete that not to mention is sitting on for what ever reason a diving board piece and because its sitting under there its acting like a pivot/teeter point is dangerous I run a home improvement business myself and little things like that wouldn't Fly With Me that's just workman's comp waiting to happen. But like I said I like the vid

    Everything you said was so right, I used to have a job that I loved I went in everyday and actually enjoyed what I did, unfortunately I was too immature and got a little too cocky with a boss and got fired, but the company I'm at now has the worst bosses everyone there just goes through the motions and I hate it there so much, i wish more people had your view on things, great video

    Good advice
    Any tips on how to find the right company to work for. I have a lengthy job record. Alot them started out good and I have always had a decent relationship with the employer and always brought alot to the table but it always seemed like the relationship would run its course and in the end I was getting shoved aside or being taken advantaged of.

    I agree with pretty much everything you're saying except this: "What good does giving them a raise do? It doesn't do any good."
    Even if they're happy at the company it starts to matter less when they don't have money for anything outside of work. People may not be good at managing money or hate the fact that money exists at all, and while they may not want to run the books at your company because of that it shouldn't mean you don't pay competitively or give raises. Unless I am understanding what you're saying wrong.

    Well said ...if you hire them leave them alone and let them do the job. Let them be responsible in the wins and even the fails allowing them to figure it out. Smart people soon figure things out and nothing a little huddle time can't figure out either.
    Train them sure....heck a good employee may even train the boss win win.....but boss them around and no one will stick around.
    Oh and have PRIDE in your work...way way way to many just don't give a crap and it trickles all the way down.

    Well I'm not really sure the equipment thing is legit because I work on a seven and a half million dollar sportfish and all of our equipment is top-of-the-line replaced every 6 months to a year and we are all good people and it's my boss's stuff that he has invested a lot of money in because he likes top of the line and we respect it just as well as if it was junk but for us to perform to our 100% standard via fishing tournament fun fishing whatever he wants top-of-the-line really gives you a 100% fall back lesser equipment failure it gives you a sense of security knowing that your equipment is not going to fail It can stand up to the battle the harder you hit it the more the fish runs, Dives, jumps. I mean it's good to know that your equipment's going to stand with you. you could beat it work it slanted just run it hard hard hard and you know that you're going to be fine it's not equipment failure you have to worry about it's all on the mate and captain so I think having top-of-the-line equipment is key.I mean it all adds up to a great day and you don't have to worry about equipment failure you worry about operator error and so you can better yourself knowing that your equipment is top-of-the-line you yourself charge and give it your all knowing that you are the one that makes the day via tournament or just fishing alone premium. Top of the line is the way to operate to be professional and look good when your stomping the competition's ass.

    I work in IT and love other stuff like snowplowing and Mechanics. Everything you say transfers into other realms of life no matter what you are talking about. You have helped me step up my Manager game big time! You can't get this information from seminars or manager training's about trying to figure out how and why people act. This is real life in your face being there and wanting everyone around you to succeed knowing that we all make mistakes along the way in our adventure to have fun and surrounding your self with people dedicated to having just as much fun and learning new things while making money doing it.
