It’s a very difficult scenario but one that is understandable if you are in Soul Society’s shoes. For starters apart from Yama and Ichigo no one else apart from Zaraki defeated a member of the invasion force. While it could be said it’s because Unohana didn’t even fight we know she hasn’t likely fought in years thus she will not be able to give it her all. Now at this point in the story it’s known that bankais can’t be used which mean other ways of fighting need to be figured out. This means that Zaraki, a captain with no Shikai, is incredibly important because a Shikai will raise his level by multiples. A good example of this is how much stronger ichigo became once he understood his Shikai.

She's together with Yamamoto, Shunsui and Hiraro (this one because of his OP shikai and bankai) the strongest in the Seiretei, and by a massive gap. Unohana alone could easily toy any of the Aizen's Espada, and both Shunsui and Hirako could defeat all of the Espada at the same time if they were to be alone (since their bankais do friendly fire). Shunsui and Hirako have the "I can fight seriously because I do friendly fire excuse", but Unohana does not really have that excuse, so Kubo came out with the "Kenpachi rule" and forced one of the most OP characters in the entire series to stay off critical fights. Even without her bankai, she's still almost immortal and a the most skilled sword-fighter among the captains, so the same way Zaraki was able to deal with three invasors, she could have done the same without even releasing her katana. I agree that Zaraki (after beeing unsealed) can be considered stronger than Unohana, but again, and taking in consideration Unohana almost immortality... I'm not really sure.
I've finally come to the theory many years later that her Bankai simultaneously healed herself and her opponent, allowing her bloodlust to take its full grip on her soul. I mean a bankai is a representation of the users souls isn't it?
It's an all-melting acid but like a lot of the first captains it affects a large area and those who are in it, she learned medical kido in order to spare herself from the effects of her own bankai and so she can resurrect her opponents over and over again in order to kill them endlessly until she's satisfied.

She does not have the power to revive skeletons, & that's why she couldn't do anything about Byakuya's injuries. The "skeletonization" is not part of her power, it's a visual metaphor what the characters are feeling. And her Bankai isn't acid, since Zaraki lays in the blood without it burning him. Rather, she can manipulate that blood to form blades.

They say Zaraki is stronger than Unohana but if Unohana is capable of fighting him, killing him, and then bringing him back to life a dozen times, then doesn't that just means she's the superior warrior? This is such a weirdly written fight.
The thing is it was mentioned that zaraki was subconsciously subdued most of his power because he couldn't find a strong opponent after unohana and couldn't enjoy his battles, full power zaraki is indeed stronger than unohana said by kubo himself

It's more like she knew Zaraki had potential to be more powerful than her, so she was fighting him to the edge of death continuously until he awakened and surpassed her. She could only do that precisely because she was stronger than him (at the time)

I wouldn't be surprised if her shikai had offensive capabilities. Of course, on the flip side of that, she could fight, release shikai to heal, re-seal, and continue to fight.
It should be more like that and less other way. Because other way is "oh i got x i was hiding from you, now i will use it" and it endless bullshit of excuses to prolong fights. Not to mention best fights are before everyone started levitating in the air which takes away all the realistic feeling.

I like that her Shikai & Bankai releases share the same name, but are polar opposites in terms of their function.
