    I made the Redbrands in my sessions a town militia that was put together and hired by Glass Staff (who in my game, is actually a notable member of the town) with some mercenaries of his own, acting as their leaders. Basically Glass Staff set up the RedBrands to help “defend” the town from the Goblin and Orc attacks. But my players discovered that when the Red Brands leave to protect the town, in reality, they go and get very drunk in the woods around Phandelain and that they haven’t been protecting Phandelain at all, so therefore there hasn’t been any goblins or Orc attacks on the village at all, yet extremely heavy attacks on the roads around town.

      How to D&D the reason I actually made this adjustment was to keep my players from and thinking killing there would have no repercussions. After a day or two in town, and half a dozen dead Red Brands, Glass Staff uses his influence as a town Noble to turn the town against my players, I even had some NPCs be related or connected to the Red Brands like their sons, cousins and other relatives. With certain people like Harbin and Helia knowing exactly what Glass Staffs doing, trying to both get the only people who could potentially stop the Red Brands in prison and in turn make himself look like a guy who only wants to keep the town safe and that the Red Brands are members of the town, but the players are outsiders and their word cannot be trusted or believed.

    I love it! Great idea about Lex Rebrand and the "Rebrands"
    I think answering these background questions (like Where did the Rebrands come from?) is the best way the DM can prepare for a dynamic story

    I like your input about the rebrands similarities with the cowboys. I never put that together until you mentioned it. That’s some good eye for detail.

    I use an "evil" paladin as their leader who only works together with glasstaff because he was orderd to do so by nezzenar. There is no reason for nezzenar to trust glasstaff after all.

    Just a small point I've found helpful. When running the game use different phrasing to describe how long the ruffians have been around and how long ago Iarno Albrek went missing. For example Iarno went missing about 2 months ago and the Redbrands arrived and have started causing trouble for a couple months now. I find using different wording makes it less likely that the players will easily draw the connection between the two events and make Glassstaff's identity more of a mystery.

    Just came out of the redbrand hideout session. My players have killed literally everything (except glassstaff) and are about to short rest with 3 unconscious party members in the armory!

    I had a group of redbrands hanging outside the Inn and made them shakedown a PC for a gold piece and make fun of them just to get the PC to really dislike the Redbrands and ensure the PC comes back to deal with them 😅
