    Great video and advice Ryan. As you know starting and running a business can be incredibly challenging, and leave you feeling overwhelmed. One shift I am going to make is setting realistic expectations, remembering Rome wasn't built in a day. Pace myself and allow myself to make mistakes and learn from them.     I decided to implement this strategy, especially the one free cleaning event, and am currently planning to host such an event at my local library, hopefully by the beginning of next year. I did turn off Google LSA and began sending out offers to my current clients through Twilio texts. I named my program Cash-For-Leads. But I turned on LSA temporarily since we are in slow season (kids going back to school). I think that's an important point to remind entrepreneurs with cleaning companies. You may not need LSA on throughout the whole year, but you might during slow seasons. Thanks for this content!

Scaling barber shops is all about recurring customers, which means growing the lifetime value of each customer. The biggest mistake I see is barbers not getting that second appointment on the books before the client leaves. I also love turning this business into a subscription.     Hey Ryan, when do you think its time to hire an HR manager? how do you know how many cleaners will you need to cover future demand? Is there a system for that?

      Of course! The trick is to hire for where you are and not try to predict future demand when first starting. After being in business for long enough, you'll get a sense of seasonality. You'll know the Holidays are coming up, so I need two more cleaners by mid-October. Until then, always be “hiring,” meaning you’ve got job ads posted once a month when you’re “not looking” and every week when you are. That way, you’ve always got a bullpen you can pull from when you need people. Someone will quit unexpectedly, and you’ll need to get a replacement fast. Happens more when you’re newer and less when you’ve got 40 cleaners. How you hire for where you are is to keep track of demand and capacity. I start hiring when I’m around 80% capacity. This means I could possibly do 100 cleanings this week, and we finished the week around 80. So… we’re at 80% capacity. Keeping track of demand is essential too. If you’re turning away jobs because someone needs a specific time, like Friday Morning, for example, and all your Friday morning spots are full 100% of the time. Not a bad idea to find another Friday morning person or see if we can rearrange schedules to make that happen. In summary, systems need to: Keep track of seasonality (don’t expect to nail this right away) Always be hiring Monitor capacity and make decisions based on that Track demand to paint the full picture of whether we need people

    Hey Ryan your videos are AWESOME... When you upgrade cleanings to "extra tlc" or "heavy duty" do you call the customer during the cleaning and ask if they would like to upgrade? Just curious what your general protocol is. This is one system/process I'm trying to refine. Thanks!

      100% We always have to ask and want to ask BEFORE we finish. The sooner we ask, the better. The script we use is "Hey Client, we noticed the home we're cleaning is a little more challenging than we initially expected. Are you okay with adding our [Extra TLC, Heavy Duty, or both!] It does add an extra $XX.XX; of course, our 200% guarantee still applies." Most of the time, they say sure; when they don't, we'll give it to them for free. We have to get it done anyway, so it's a good opportunity for us to build some goodwill. Then, we remind them we'll have to charge a bit extra next time.

      ​@@RyanKnollthanks Ryan that's gold! I like this approach a lot. The end product always being a complete cleaning no matter what. Worst case scenario is they have a challenging home that takes longer than expected, decline the extra tlc/heavy duty package and the cleaners hourly pay goes down (if you run the fixed rate payout model).

    Great video I took a lot of insight from this. What do you find as the best way to keep a long term vision ie post it notes daily but what about longer term projects that require a longer path?

      Great question; I use a tool from the EOS playbook called a Vision Tracktion Organizer or VTO. It's a simple document that outlines the one-quarter, one-year, five-year, and ten-year goals/vision. You can get a sample of that document here: www.eosworldwide.com/vto-download The biggest trick with the VTO is getting buy-in from the team. Checking the progress of the quarterly goals weekly with the team. Then, you can set reminders in your calendar to check in on the deadlines as they come up. Hope this helps @jesseholt1947!

    We think screen recording an employee's activities is generally considered invasive and detrimental to trust, regardless of location. Whether in America or the Philippines, the principle remains the same: trust is fundamental to any successful project.       I agree! The best method I've found is to focus on productivity/results-based scorecards and not screen recording. It's invasive, distrustful, and doesn't create a great company culture. Work with people you trust!

    Love it! Thanks for the tips! Any advice for picking the correct tasks to focus on? With ADHD, I find myself constantly being pulled in a million directions to do all sorts of different tasks, and while they are all important, not all are the priority. So how do you prioritize all these tasks when you have so many to do and they all will help your business in some form?

      Great question! I have ADHD myself, and it can be a challenge. There are a few tricks. First, make things easy for yourself. You'll need to build a system to support your ADHD. When you start working on something, you'll need little to no distractions. That means turning off the phone and logging out of social media. It also means making finding the information you need to complete the task easy to find. The harder it is to get information to complete the task, the more likely you'll get distracted. The other thing I would do is make a list. A simple list like the ones I do on sticky notes. Pick three things to focus on and get them knocked out. Make sure they're achievable and set this up first thing in the morning or before you clock out for the day. My post-it notes usually read like this: Schedule this customer email, post a job ad, and talk to the marketing vendor about X. Hope that helps!
